Compartmentalize and Get More Done

One way you can achieve “living in the moment” is by putting your emotional issues into “compartments” within your head and your heart. You can deal with those feelings on your own when you need to.

Many aspects of life can get you sidetracked and distraught. Finding a place to retreat within yourself can be challenging. By compartmentalizing, you can put your feelings where they belong, and you can earmark one challenge to tackle another challenge.

You can focus on the one task at hand and deal with the rest when appropriate.

Mental compartmentalization has a darker side, however. Psychologists identify extreme compartmentalization as a major defense mechanism by which some evade the acute anxiety that can spring from the clash of contradictory values or conflicting emotions. (A very pious scientist, for instance, could hold opposing beliefs about the Judeo-Christian and scientific notions of life’s origins. Compartmentalizing, she may live different value sets depending on whether she’s at church or her laboratory.) Some individuals also fall back on compartmentalization to cope with the lingering trauma of childhood abuse, neglect, and other emotional conflicts.

The day-to-day compartmentalization I’m talking about isn’t denial or avoidance. It isn’t evading conflicts and sidestepping problems—instead, it’s putting things out of the way for the moment and not letting them impede the rest of your life.

You can’t just ignore your issues and expect them to go away, but obsessing on them won’t help either.

Idea for Impact: Compartmentalize and get more done. Putting away the things that hurt or upset you, even if just for a short time, can also help you gain valuable perspective on dealing with them.

Get Everything Out of Your Head

When there’s so much going on in your head, you’re constantly playing mental ping-pong. All those unfinished tasks can indeed affect your ability to be present with anything that you’re doing.

Sitting down to write out all the things that are weighing on your mind can boot out the clutter. Per the Zeigarnik Effect, interrupted tasks and unfinished thoughts tend to inundate you with a constant stream of reminders. Just the simple act of capturing a task can achieve a sense of completion for the moment.

Clear off your cluttered desk, pour some tea, put on some relaxing music, light a candle, mute the phone, and write down all the things you need to pay attention to. Work stuff, home stuff, kids stuff, paperwork, school stuff, friends stuff—all the stuff! Get it all out of your head.

Writing down everything that’s occupying your mind right now won’t solve your problems, but it makes them evident. This exercise makes it a lot easier to make good intuitive choices about where you should focus now and where it’s okay that you don’t focus now.

Idea for Impact: Stop what you’re doing right now and write down everything you have in your head. Not only will this exercise put in perspective all those things you need to keep track of, but also it’s a great way to reset your day.

This Question Can Change Your Life

The one question you should ask yourself continuously is, “What should I be doing right now that’d be the most effective use of this moment?”

The ability to know what’s essential and what’s not is the key to successful time management.

Throughout your day, ask, “What’s my priority?” This question takes many forms, but its premise is simple enough:

  • What action can you take now? What question can you ask? What opportunity or problem shall you engage in?
  • What is the one activity that could drive you the most significant results? What decision could have the most significant impact on your priorities?
  • Should you do this task, delegate it, or say ‘no’? What is the most expeditious way to do this task? Is this time-effective?

Ask these questions—and answer them honestly. Adjust your actions and seek better outcomes. Don’t get bogged down by activities that don’t contribute to your values and priorities.

Idea for Impact: Envision a better now. Be conscious about time. It’s your most valuable commodity. Don’t get unduly busy at trivial things while there are essential things you should be working on.

Stop Putting Off Your Toughest Tasks

Do those dreaded tasks first—the ones you don’t want to complete. Those are the ones that are truly core to who you are and what your ambitions are.

To be time-effective, you’ll need to use your will-power, a limited resource that it is, in the most effective way possible. Not only does this give the most time to react and correct problems that emerge from the difficult tasks, making progress on the challenging tasks is an incredible morale boost.

You procrastinate when there’s too much to do, or you dislike a task or don’t know where to start. If you figure out which of these blocks you, you can determine the next steps and get it over with.

Idea for Impact: Tasks you enjoy doing are, in fact, often hard not to do. If you tackle them first, you’ll get to the end of the day and find you’ve not achieved anything meaningful at all—just a bunch of ‘stuff’ which, however gratifying, won’t make much difference.

Make Time to Do it

Think about how these two declarations sound:

  • “Let me make time to do it.”
  • “Let me find time to do it.”

If you asked someone to do something, which response seems more convincing and persuasive?

When someone says they’ll make time to do something, you sense they’ll give the matter a feeling of priority. It implies that they’ll prioritize.

On the other hand, if someone says they’ll find time, it appears like they’ll hope to find a gap where they may fit you in—if they can remember what it is you asked them to do.

Often language—particularly self-talk—can have a way of revealing truths about values and priorities. The expression “I’ll make time” shows how the idea of time management only matters to how important the stuff is that’s competing for your time.

Idea for Impact: You know something is important when one makes time for it.

Think carefully about what you make time to do versus what you find time to do. The essence of time management is to prioritize.

Don’t Let Interruptions Hijack Your Day

Most people spend a good part of their day responding to ad hoc requests, drop-ins, questions, and emergencies. During the short periods when they aren’t being interrupted, they find it hard to get back to their big projects, knowing that they’d soon be interrupted again.

Here’s a tried-and-tested tactic to prevent interruptions from invading your day.

  • Plan your day the night before (or first thing in the morning)—even if it’s merely preparing a list of what you want to accomplish that day. A plan will give you a definite starting place.
  • Once you’re done preparing that to-do list, don’t allow yourself to add any more to the same day’s task list. If someone asks you for something, say, “Okay, I’ve got it on my calendar for tomorrow!”

Make disruptions the exception rather than the norm. If your job allows it, don’t add on work for the same day. In many professions, there aren’t a lot of “emergencies” that really threaten a life or a business if not addressed within an hour or two.

Idea for Impact: Unscheduled tasks can add up to a dreadful drag on your productivity. Stick to a plan and stay focused. You’ll manage your day better and protect the most important, deep thinking work that’ll drive your goals forward.

How to Help an Employee Who Has Too Many Loops Open at Once

The notion of ‘open loops’ is analogous to an internet browser with too many tabs open all together. Forcing a computer to do too much at the same time will overburden the computer’s CPU and memory. That causes lower processing speeds, even causing the browser to crash.

The same thing can happen to your employees in the workplace. Open loops add up to ongoing and unfinished mental processes—from a report that’s past due to a creative idea that has lingered on without being put into practice.

Having too many open loops restrains the time and attention employees give to specific responsibilities, stagnates performance, and breaks the team’s momentum.

Here are three ways you can help your employees handle their workload.

  • Encourage your employees to work through these open loops and close them one by one. Evoke the two-minute rule: a task shouldn’t be added to a to-do list if it can be done within two minutes.
  • Sit down with your employees, encourage them to make a list of their open loops, and prioritize the more significant open loops over the less important ones. Suggest the so-called Eisenhower Decision Matrix, named after President Dwight D. Eisenhower, who famously said, “The urgent are not important, and the important are never urgent.”
  • 'Getting Things Done' by David Allen (ISBN 0143126563) Buy them a copy of David Allen’s Getting Things Done (2001.) This best-selling time-management guidebook can show your employees how to examine all their open loops and “stuff” in the office—information, ideas, emails, projects, expectations, and even people—into a sensible, meaningful system. Once organized, your employees can relentlessly “process” and sort out all open loops to conclusion. The resulting streamlined information flow can keep employees free from persistent worrying.

Personal Energy: How to Manage It and Get More Done // Summary of ‘The Power of Full Engagement’

Jim Loehr and Tony Schwartz’s best-selling The Power of Full Engagement (2003) is a persuasive reminder that matching your energy to a task is the key to excelling.

Personal energy, like willpower, is a “reservoir” that not only becomes depleted during a day but also can be filled up. “Energy, not time, is the fundamental currency of high performance.”

Your Most Valuable Resource is Energy, Not Time

Even if you’re effective at time- and task-management, you may often find yourself with the available time to do something, but not the energy, focus, or passion needed. You can achieve so much with better time-management, but at some point, you can’t put in more hours because time is a finite resource. You can then pivot to another realm of self-management—your personal energy.

  • Identify the kinds of activities that drain and sustain you. If you know yourself well enough, you can make conscious, proactive choices that will help you feel more energetic throughout the day.
  • Understand your working pattern. Match your tasks to your energy levels throughout the day. If you are at your best first thing in the morning, work on something challenging at that time and defer the mundane and the routine until later in the day.
  • Start your day with a brief planning session to force yourself to be proactive. Planning is easier when your energy levels are highest, which, for most people, is first thing in the morning.

Manage Four Types of Personal Energy

The Power of Full Engagement characterizes four distinct but related sources of energy—physical, emotional, mental (ability to focus,) and spiritual (values and beliefs.) For peak performance, you must be physically energized, emotionally connected, mentally focused, and spiritually aligned.

  • Energy levels vary from person to person, and people are each energized or exhausted by different things.
  • If you feel wiped out, think about which of these four “reservoirs” of energy is depleted. Stimulate yourself by doing something else that can draw stamina from another reservoir of energy.

Create Positive Energy Rituals

The authors’ study of the performance of top-rated athletes revealed that they rely on rhythmic patterns of focused performance and convalescence. In other words, peak performers push themselves intensely for a time, recuperate, and then return to another round of focused performance. The higher the performance demand, the greater the need for recovery and energy renewal.

Human beings operate in rhythms. Every 90 to 120 minutes, we transit from a high state of arousal slowly down into a lull. Our physiological constitution is designed to balance energy expenditure with intermittent energy renewal to help sustain energy throughout the day.

  • Intersperse periods of intense work with rejuvenating breaks. Build a rhythm throughout the day so that when you’re working, you’re truly engaged. After a period of intense activity, take a break to renew your energy levels.
  • Develop intentional routines and rituals—habits that can become automatic over time. Habits are so much more potent because they can reduce the need to rely on your limited conscious will and your discipline to take action.

Idea for Impact: Energy, Like Time, is a Resource You Must Learn to Manage

The Power of Full Engagement (2003) is an essential read—it can help you operate “rhythmically between stress and recovery” and pace your day better.

For sustainable high performance, you need to find systematic ways to expend your energy positively and balance it with regular energy renewal.

Seek periods of good energy and favor them. Reconsider periods of reduced energy and manage them better.

The Best Leaders Make the Complex Simple

The New York Times‘s Adam Bryant interviewed 525 CEOs for his Corner Office column and compiled two excellent books, The Corner Office (2012) and Quick and Nimble (2014,) on leadership and management advice. Foremost among the themes common with successful leaders, Bryant says, is “a simple mindset”—the ability to synthesize the simple from the complex and create organizational priorities.

There’s a really important quality [in great CEOs] that I call a “simple mindset,” which is the ability to take a lot of complicated information and really boil it down to the one or two or three things that really matter, and in a simple way, communicate that to people.

In big organizations—frankly, in any company—there are always a dozen or more competing priorities. And it is the leader’s job to stand up in front of the troops and say, “These are the three things that we are going to focus on this year,” or “These are the goals and this is how we are going to measure them.” If you really want to galvanize people and get them operating as a team, you’ve got to create a simple scoreboard that everybody understands.

The communication style, to me, is secondary to getting the content right. And what I’ve been so often impressed by is leaders who can essentially boil down the company’s goals and operating model into, literally, less than a page.

This is a real trick to leadership—creating a simple structure so that everybody in the organization can understand how the work they are doing contributes to the broader goals.

Rob Andrews, CEO of the executive headhunting firm Allen Austin, underscores this “boil the complex into the simple” approach in his leadership manual, High-Performance Human Capital Leadership (2015,)

I have found that when I go into a company to lead, it is important to have a plan and to make that plan a simple one that everybody can understand. I am constantly asking the question,—What are the two or three levers that, if done right, if pulled correctly, will really turn this business? What are the two or three things that really matter? And I find that most leaders do not really do that often.

Idea for Impact: One of the essential attributes of a modern leader is the ability to cut complexity everywhere. Develop the ability to take large, complicated things—and information—and make them very simple.

Ask This One Question Every Morning to Find Your Focus

Here’s a précis of psychologist Ron Friedman’s HBR article on how to spend the first ten minutes of your day:

Ask yourself this question the moment you sit at your desk: The day is over and I am leaving the office with a tremendous sense of accomplishment. What have I achieved?

This exercise is usually effective at helping people distinguish between tasks that simply feel urgent from those that are truly important. Use it to determine the activities you want to focus your energy on.

Then—and this is important—create a plan of attack by breaking down complex tasks into specific actions. Studies show that when it comes to goals, the more specific you are about what you’re trying to achieve, the better your chances of success.

Idea for Impact: Organize Yourself Good Concentration

Starting your day by mulling over proactively on “what should I have achieved” is a wonderful aid in keeping the mind headed in the right direction.

Planning is easier when your energy levels are highest, which, for most people, is first thing in the morning.

Knowing what your goals are before you launch your day can help you focus the mind and hold it steadily to one thing at a time and in the right order.
