Entrepreneurial Lessons from Soichiro Honda [They Beat the Odds #2]

Successful people don’t expect or wait around for the perfect conditions; instead they stay focused on their hopes and dreams. They persist in the face of less-than-ideal circumstances. They don’t achieve greatness because of their optimal surroundings; they achieve it in spite of all of the challenges they face.

Grit and entrepreneurial mindset are lessons from the life of Soichiro Honda (1906–91,) the iconic founder of the Honda Motor Company.

Early Influences Can Open up the Future

Soichiro was born in 1906, just as Japan’s pre-war agricultural economy was shifting towards manufacturing. He inherited from his blacksmith-father an inborn manual dexterity and curiosity about machineries. Even in childhood, Soichiro developed a keen interest in the new engines, pumps, airplanes, and machines that were creating Japan’s nascent industrial base. A Ford Model T motor car that had visited his village when he was a toddler enthused him to no end; in later life he often recalled running behind the car in excitement and never forgot the smell of oil that had dripped from the engine.

Like his lifelong hero, American inventor Thomas Edison, Soichiro had barely any formal education and even less interest in conventional wisdom. He developed a carefree, disobedient personality: once, when a teacher berated him for not finishing a school assignment, Honda angrily retorted that the school’s diploma had less value than a ticket to the movies.

Obsessive Attention to Detail

With no interest in book learning, Soichiro plunged into hands-on work with cars and engines. He abandoned school at age 15 to seek work as an automotive mechanic in Tokyo. His first job was scarcely promising: for a year, he cared for an infant baby of his boss’s family. With the baby in tow, he often meandered the garage, observed the mechanics at work, and gave suggestions. Soichiro also tinkered with engines in between diaper changes and bottle feedings. He developed a passion for rebuilding engines, and just six years later, opened his own repair shop in his native Hamamatsu. At the same time, he began building and driving racecars. He also developed a fondness for reckless behavior especially with racing cars and sporadically overindulged in sake.

By 1937, Soichiro had more than 100 patents to his name and perfected a technique for making piston rings for Toyota. He started his own company called Tokai Seiki, but was forced to switch to building engines for the Imperial Navy’s boats and planes to support the growing Japanese military.

During World War II, the Allies bombed and leveled his factory; Honda adroitly built his own alcohol-distilling stills and ran a brewery.

It’s Important to Do What You Love

In 1948, Soichiro returned to his true love: building engines. He started Honda Motor Company in a wooden shack. He focused on engineering and production. He found the administrative aspects of running the company boring and delegated them to his partner, Honda Motor Company’s co-founder Takeo Fujisawa.

Honda’s first motorized bicycle, Bata-Bata, became a huge hit in impoverished Japan. The ever-popular Dream motorcycle followed it. By 1959, Honda had become the world’s leading maker of motorcycles.

Soichiro spent long hours in the shop with engineers and focused on superior handling, fuel efficiency, and reliability. In 1957, Honda introduced its first car, the N360. Honda’s big hit came with the revolutionary CVCC engine that burned a leaner mix of gasoline. The Japanese government unsuccessfully tried to restrain his startup and coerced Honda into merging his company with one of Japan’s stronger, bigger automakers.

In 1972, Honda introduced Civic, a compact car with a clean-burning engine that fit the miles-per-gallon mood of the time. The Civic took the U.S. by storm and created as much resentment in Tokyo as it did in Detroit. When the Big Three lobbied to get limitations on imports, Honda started building cars in the U.S. Within a few years, Honda’s Civic and Accord models became the cars of choice for millions of middle-class Americans.

Entrepreneurs Are Non-Conformists

Matray (ISBN 0313299722) The nonconformist Soichiro eschewed conventional Japanese managerial traditions by promoting “the Honda Way,” which relied on personal initiative coupled with a close relationship between workers and management. Soichiro’s obsessive attention to detail prompted him to personally test new car and motorcycle models.

Even after retirement from the company presidency in 1973, Soichiro took the title of “supreme adviser.” He made an 18-month driving tour of Japan, visited Honda’s 700 production factories and car dealerships, and reported his findings to the corporate headquarters.

Soichiro Honda died of liver failure in 1991. In building a company that epitomizes Japan’s Emergence as a Global Power as a leader in automobile production, Soichiro was a radical freethinker in a nation that valued conformity. He is renowned for his defiant spirit as an entrepreneur and fabulous creativity as an engineer.

Idea for Impact: Stop waiting for the perfect conditions and get to work. Maintain optimism during difficult times; take action that moves you closer to your goals, day after day after day.

How to Conquer Cynicism at Your Workplace

Enthusiasm rubs off on others

A few weeks ago, I met a friend at Chick-fil-A. When it was my turn to order, I told the woman taking our orders that I am vegetarian and couldn’t eat much of the offerings on her menu. The woman asked me, “How about a milkshake? I make the best strawberry milkshake!” I could not misjudge her sincerity and pride. It’s not often that one is asked anything like that at any service-business, let alone at a fast food chain restaurant.

In a world of work that’s so rampant with cynicism, there’s nothing more refreshing than encountering employees who are engaged, cheerful, and take pride in what they do.

In the same vein, in The HP Way (see my summary & review), author David Packard and co-founder recalls an engaged worker at Hewlett-Packard:

I recall the time, many years ago, when I was walking around a machine shop, accompanied by the shop’s manager. We stopped briefly to watch a machinist making a polished plastic mold die. He had spent a long time polishing it and was taking a final cut at it. Without thinking, I reached down and wiped it with my finger. The machinist said, “Get your finger off my die!” The manager quickly asked him, “Do you know who this is?” To which the machinist replied, “I don’t care!” He was right and I told him so. He had an important job and was proud of his work.

How to conquer cynicism and negativity in a workplace

Cynicism is an upshot of distrust in the workplace. Cynics have misgivings about their managers’ and leaders’ motives. Cynics are further aggravated by the comparatively lofty salaries commanded by corporate leaders. The once-presumed social contract between employers and employees has dissolved, and cynics believe that given the chance, their employers will exploit their contributions.

The damage of cynicism is evident in lower levels of commitment, distrust, blame, criticism, politicking, divisiveness, pessimism, negativity, and sarcasm. Moreover, cynicism worsens with employees’ age and tenure.

Here’s how to conquer cynicism:

  • Firstly, don’t be cynical yourself. If you display even a hint of pessimism, you’re likely to feed into your team’s cynicism, especially if you’re a manager.
  • Try to love—at least show some passion—what you do and whom you work with. Passion for your work brings a remarkable sense of meaning and attracts opportunities for growth.
  • Recognize that people bring their entire selves to their jobs; they don’t turn off their hearts and souls when they come to work. Today’s demanding and competitive workplace requires of employees not only stamina to work exceptionally hard but also their hearts-and-minds’ commitment to bring creativity and insight to their efforts.
  • Care for people and understand what drives them. Money is not as powerful a motivator for most people than when they truly don’t have enough of it. Beyond a threshold, people are more motivated at work by the opportunity to learn, grow in responsibilities, contribute to a cause, and get recognition for their achievements.
  • Encourage two-way flow of information, identify and change stress-provoking work patterns, clarify their roles, convey clear and concise objectives, coach and give regular feedback.

Idea for Impact: Employees who are engaged are more productive. Determine what makes your employees most engaged in their work. Ask what parts of their jobs they like the best and what you could do to decrease their job pressures. Engage them by tapping into their natural talents and strengths.

How to Leave Work at Work

There was once a time when people went to work, clocked in, put in their hours, clocked out, and forgot all about work until the next day. They fully disconnected from work and took real vacations. They maintained a healthy separation between their work time and their personal time.

Alas, those good times are long gone. Today’s challenging and competitive workplace demands of people not only their stamina to work exceptionally hard but also their hearts-and-minds’ commitment to bring creativity and insight to their efforts.

The pressure to constantly prove themselves is also exacerbated by how modern society judges people by their professional and financial successes—what they do, what they’ve accomplished, and how quickly they’ve accomplished it.

People are expected to be 100% on, take work home, and check in during their vacations. The upshot is that many people have real trouble turning work off. Work-related thoughts encroach upon their off-work hours. Some even lose sleep or wake up in the middle of the night thinking about their work.

Don’t bring work home in your head

  • Get a Life. Have a life to go to after you leave work. Develop a rich social life. Invest more time in your relationships. Get involved in absorbing activities, events, and hobbies. Schedule fun activities—you’ll have something to look forward to at the end of your workday.
  • Organize your workday. Structure your schedule to prevent hustling through work towards the end of the day. Be realistic about what you want to accomplish. In the middle of the afternoon, review the tasks ahead. Prioritize, reorganize, and pace yourself to wind down your workday. Do not answer phone calls or email during the last hour.
  • Organize and prioritize your next day’s schedule before you leave your office. Clean off your desk at the end of each day. This not only brings about a feeling of order and completion, but also helps you tune down and free up your mind.
  • Create a buffer between work and home. Stop by a gym, go shopping, or visit a friend. After you get home, change clothes, go for a walk, or do something relaxing to mark the transition and create a relaxed mindset for the evening.
  • Vent if necessary. Ask your loved ones to give you a few minutes to “let it out.” Expect them to just listen and be non-judgmental.
  • Don’t bring work home. Leave your briefcase, laptop, reports, and work-related reading at your desk.
  • Disconnect. Modern technology makes it easier for you to stay connected, but also makes it more difficult than ever to leave work at work. Leave your laptop at work. Turn off email and instant messaging on your phone. Resist the temptation to check your email on the family computer. Don’t visit the business center at the hotel when you’re on vacation.
  • Delegate and cross-train your staff to handle some of your responsibilities while you’re away.
  • Stop checking in with the office, especially when you’re on vacation. Your team will get along fine without you around. Crises will get managed, production will continue, customers will continue to be satisfied, and you’ll still have your job when you return. Let your team know how to find you in a dire emergency, but ask them not to bother you with the inconsequential stuff.

Idea for Impact: Don’t let work take over your life. Establish boundaries.

Don’t let your work run you. Don’t take work home literally (in your bag/briefcase or on your laptop) or figuratively (in your head). Enjoy your downtime.

Learn to disconnect from work unreservedly and spend time with your family. Play with the kids. Quality time with your loved ones is often more rewarding than your time at work. And perhaps by doing less work, you may end up loving your job more.

The Curse of Teamwork: Groupthink

Many teams tend to compromise their decisions for the sake of consensus, harmony, and “esprit de corps.” The result is often a lowest-common-denominator decision upon which everybody in the team agrees. This predisposition for a team to minimize conflict and value conformity is the psychological phenomenon of Groupthink.

'Victims of Groupthink' by Irving Janis (ISBN 0395317045) In the 1970s, American psychologist Irving Janis defined Groupthink as “a mode of thinking that people engage in when deeply involved in a cohesive in-group, when the members’ strivings for unanimity override their motivation to realistically appraise alternative courses of action.” Janis argued that Groupthink “undermines critical analysis, legitimizes ignorance, reinforces collective biases, and promotes a group self-image of infallibility.”

Negative Effects of Groupthink in Teamwork

Teams are prone to Groupthink and a variety of other detrimental decision-making approaches, but are seldom aware of it.

  • Groupthink suppresses dissent Individuals resign to group pressure, thereby conforming their opinions to a decision that they believe will achieve consensus. Groupthink discourages dissenters from “rocking the boat.” Over time, nonconformists are gradually shunted aside or excluded from the team altogether.
  • Groupthink engenders self-censorship. Individuals who disagree with the chosen course of action remain silent because they reason they cannot change others’ minds. Consequently, the team tends to focus its discussions on ideas that everyone agrees about rather than ideas that everyone disagrees about.
  • Groupthink gives team members greater confidence in their collective decisions than their individual decisions. Therefore, Groupthink leads individuals to publicly endorse ideas and decisions that they view as common for the group, even if they personally have reservations about them.
  • Groupthink stifles creativity and independent thinking. When individuals are unwilling to bring up and confront difficult issues, the team fails to examine alternative viewpoints that could be contentious. This leads to irrational and flawed decisions.

Antidote to Groupthink in Teamwork

An awareness of Groupthink and other group dynamic biases combined with some hands-on intervention, self-reflection, and control can help teams make better decisions.

  • Create an organizational environment where individuals can freely voice their ideas, challenges, and concerns. Individuals must feel comfortable with taking interpersonal risks, admitting hesitations, and challenging one-another. Absent an inclination to avoid conflict, a team can easily discuss and debate different perspectives.
  • Think about the right information required to make sound decisions. Consider the strongest counter-argument to every idea.
  • Do not suppress disagreements or dominate the dissenters. Carefully examine the reasons and implications of alternate viewpoints.
  • Divide a team into sub-teams or partnerships and set each sub-team to work on a problem independently. Encourage them to take into account the plusses and the minuses of each idea.
  • Designate one team member as a devil’s advocate to argue enthusiastically against all contemplated ideas. This can force the team to discuss and debate the concomitant merits and demerits of different ideas. In Edward De Bono’s Six Thinking Hats process (see my book summary), the devil’s advocate wears the “black hat.”
  • Invite outside consultants and subject-matter experts to discuss key issues and review decisions.
  • Appoint a moderator who can engage the team collectively and individually by gathering all points of view, giving feedback, and challenging the team’s thinking. Ideally, the moderator should be an independent third party who can be comprehensive and forthright.
  • Step back regularly from the team’s deliberation process to reflect on the effectiveness of the team’s decision-making and intervene where necessary. In the Six Thinking Hats process, De Bono suggests adding reflection time at the end of each meeting to analyze the process’ effectiveness.

Idea for Impact: Sometimes, Teamwork is Overrated

Don’t get me wrong: teamwork can be very powerful, but only when teams consist of individuals who have the right expertise and who are willing to voice their forthright opinions, dissent, and build consensus. Avoid teamwork when one person or a partnership with complementary skills and styles may achieve identical objectives.

To prevent Groupthink, establish an environment where speaking up is encouraged and rewarded. Welcome disagreements, avoid dominating dissenters, and contemplate the strongest counter-argument to every idea.

Make Decisions Using Bill Hewlett’s “Hat-Wearing Process”

My previous article about Ben Franklin’s T-Chart method in making difficult decisions quoted him mentioning this as a key challenge of fact-collecting and decision-making:

When difficult cases occur, they are difficult chiefly because while we have them under consideration all the reasons pro and con are not present to the mind at the same time; but sometimes one set present themselves, and at other times another, the first being out of sight. Hence the various purposes or inclinations that alternately prevail, and the uncertainty that perplexes us.

Bill Hewlett’s “Hat-Wearing Process”

Bill Hewlett, co-founder of Hewlett-Packard (HP,) developed an effective “hat-wearing process” in his decision-making. When confronted with a challenge, Hewlett used a three-pronged approach to take the time to reflect, collect input from others, and develop a sound judgment about the matter at hand.

  1. Whenever an HP employee approached Hewlett with an innovative idea, he put on his “enthusiasm” hat. He listened, expressed enthusiasm, appreciated the creative process, and asked wide-ranging but not-too-pointed questions about the idea.
  2. A few days later, Hewlett wore his “inquisition” hat and met the inventor. Hewlett asked many pointed questions and meticulously examined the facts and the virtues. He critically examined the idea, but adjourned without a final decision.
  3. A few days later, Hewlett wore his “decision” hat and met with the inventor. Hewlett discussed his opinions and conveyed his decision with logic and sensitivity.

In a discussion about the corporate culture of enthusiasm and creativity that the founders engendered at Hewlett-Packard, cofounder David Packard recalls in The HP Way (see my review / summary) that even if the decision went against the inventor, Bill Hewlett’s “Hat-Wearing Process” provided the inventor with a sense of satisfaction that Hewlett had carefully considered the ideas.

Idea for Impact: Make Considered Decisions

Use the “hat-wearing process” to listen to and mull over facts about a decision to be made, collect input from others, develop perspective that comes only with time, and make sound, thoughtful decisions.

Lessons from Lockheed Martin’s Skunk Works: Autonomy Can Create Innovative Workplaces

Lockheed Corporation's Skunk Works: A top-secret research and production facility In 1943, Lockheed Corporation established a top-secret research and production facility informally called Skunk Works. It was explicitly tasked with developing a high-speed fighter aircraft within 180 days. This new aircraft was to compete with aircraft produced by the German aircraft manufacturing company Messerschmitt.

Skunk Works consisted of Lockheed’s best design engineers and technicians who occupied a rented circus shelter adjacent to a foul-smelling plastic factory (hence the Skunk Works moniker, inspired by a mysterious moonshine factory in a famous Al Capp comic strip called Li’l Abner.) More significantly, Skunk Works was isolated from corporate bureaucracy, granted much autonomy over decision-making, and encouraged to disregard standard procedures in the interest of expediency. In a record 143 days, Skunk Works designed, developed, and delivered the Lockheed P-80 Shooting Star aircraft, the first jet fighter operated by the United States Army Air Forces.

The Skunk Works framework of innovation was so successful that Lockheed has continued to operate this division for decades. Clarence “Kelly” Johnson, team leader of the first Lockheed Skunk Works project, codified 14 rules for all Skunk Works projects. Over the years, Lockheed’s Skunk Works designed and developed many aircraft, including the famous U-2 reconnaissance plane.

Disentangled from Bureaucracy and Management Constraints

Other companies borrowed this innovation idea from Lockheed to develop advanced products or discover product/service/business ideas that are entirely new to their parent organizations. Many businesses and engineering companies started their own “skunkworks” divisions consisting of self-directing teams of highly talented individuals who were seconded from their regular work environments. Unconstrained by executive interference, they operated under the radar. They were given a high degree of autonomy, access to R&D funds, and exceptional freedom from the parent organization’s bureaucracy and management constraints. Here are some examples of skunkworks projects.

  • At IBM, a skunkworks project in 1981 pioneered industry standards to adapt personal computers for business needs and released the IBM PC. This helped IBM break away from its lynchpin mainframe business and launch its celebrated personal computers division. IBM has since continued the skunkworks tradition. In the 2000s, IBM established many “emerging-business opportunities” or EBO teams and assigned its best and brightest people in charge of risky startup ideas that could germinate new business lines in five to seven years.
  • At Motorola in the mid-2000s, a team of designers and engineers defied the company’s own rules to develop the best-selling RAZR mobile phone. This skunkworks team was isolated from Motorola’s main R&D facility. Fortune magazine noted that this “tight-knit team repeatedly flouted Motorola’s own rules for developing new products. They kept the project top-secret, even from their colleagues. They used materials and techniques Motorola had never tried before. After contentious internal battles, they threw out accepted models of what a mobile telephone should look and feel like. In short, the team that created the RAZR broke the mold, and in the process rejuvenated the company.”
  • Google’s famous 20% rule and innovative workspaces lets employees collaborate across the company and work on their dream projects, but bring those projects to the larger collective for further funding and development. Many of Google’s innovative products and features in Gmail, Google News, Google Talk, Google Suggest, Transit Directions, etc. originated as 20% projects.
  • Microsoft’s skunkworks located in Studio B facility on its Redmond campus developed Kinect, Surface tablets and computers, and other recent products.
  • Apple has the most celebrated of skunkworks teams. Apple Chief Design Officer Jonathan Ive’s design laboratory consists of a few handpicked designers who work on “very experimental material that the world is not quite ready for.” Working in an area separate from Apple’s main Cupertino campus, Ive’s team maintains a culture of incredible secrecy.

Skunkworks Innovation Model and Startup Cultures

In the 1960s and 1970s, the skunkworks concept fell out of favor, as many companies started to see skunkworks teams as distractions and as cost centers “with an attitude.” However, with a renewed emphasis on teamwork and a focus on setting up startup-like innovative workplaces where teams can flourish, the skunkworks model of innovation has been renewed and revived in the last two decades.

Inertia, internal politics, bureaucracy, layers upon layers of management questioning risk and rewards, and the fear of failure weigh heavily on many a company’s pursuit of new products and services. The skunkworks innovation model and the startup culture offer frameworks for organizations to pursue growth ideas separate from current lines of business.

In 2013, General Electric instituted a program called FastWorks to mimic Silicon Valley’s startup culture in a company-wide effort to foster innovation and develop products quickly and cost-effectively. Boeing’s Phantom Works, Nike’s Innovation Kitchen and Sports Research Lab, Amazon’s Lab126 and A9 laboratories, Google X, and Walmart Labs are some of today’s prominent skunkworks organizations.

Idea for Impact: Autonomy Fosters a Creative Environment

For managers, the key take-away from the skunkworks concept is that giving autonomy to employees and teams not only engenders a happier and satisfied workforce, but also fosters a creative environment. Some ideas to consider:

  • Give much autonomy to those employees and teams who have demonstrated the promise of being self-directed and maintaining alignment with the larger organizational goals. Direct them, oversee their progress, and follow-up when necessary. Micromanage when you must.
  • Give employees discretion over their tasks and resources. Create a favorable environment in which people are encouraged to discover, use, and grow their unique skills.
  • Don’t second-guess employees’ and teams’ ideas and decisions unless necessary. Judging or criticizing not only undermines their confidence, but also keeps them from sharing their ideas with you in the future.
  • Allow employees and teams to experiment, iterate their ideas, gather data and develop performance metrics, and quickly discard less promising ideas in favor of stronger ones.
  • Support risk-taking and failure. Celebrate failure as it can provide valuable technical and organizational insights. Encourage employees to be confident enough to try to fail and learn lessons without being apprehensive about being rebuked.

Finding Potential Problems & Risk Analysis: A Case Study on ‘The Three Faces of Eve’

Risk Analysis is a Forerunner to Risk Reduction

My previous article stressed the importance of problem finding as an intellectual skill and as a definitive forerunner to any creative process. In this article, I will draw attention to another facet of problem finding: thinking through potential problems.

Sometimes people are unaware of the harmful, unintended side effects of their actions. They fail to realize that a current state of affairs may lead to problems later on. Their actions and decisions could result in outcomes that are different from those planned. Risk analysis reduces the chance of non-optimal results.

The Three Contracts of Eve

'The 3 Faces of Eve' by Corbett H. Thigpen and Hervey M. Cleckley (ISBN 0445081376) A particularly instructive example of finding potential problems and mitigating risk concerns the Hollywood classic The Three Faces of Eve (1957). This psychological drama features the true story of Chris Sizemore who suffered from dissociative identity disorder (also called multiple personality disorder.) Based on The Three Faces of Eve by her psychiatrists Corbett Thigpen and Hervey Cleckley, the movie portrays Sizemore’s three personalities, which manifest in three characters: Eve White, Eve Black, and Jane.

Before filming started on The Three Faces of Eve, the legal department of the 20th Century Fox studio insisted that Sizemore sign three separate contracts—one for each of her personalities—to cover the studio from any possible legal action. For that reason, Sizemore was asked to evoke “Eve White,” “Eve Black,” and “Jane,” and then sign an agreement while manifesting each of these respective personalities. According to Aubrey Solomon’s The Films of 20th Century-Fox and her commentary on the movie’s DVD, the three signatures on the three contracts were all different because they were a product of three distinct personalities that Sizemore had invoked because of her multiple personality disorder.

Idea for Impact: Risk analysis and risk reduction should be one of the primary goals of any intellectual process.

You Can’t Develop Solutions Unless You Realize You Got Problems: Problem Finding is an Undervalued Skill

Problem finding plays an important role in creative thinking

Problem finding is one of the most significant parts of problem solving. However, it tends to be an underappreciated skill. Many managers naively consider it strange to encourage employees to look for problems at work: “Why look for new problems when we’ve got no resources to work on ones we’ve already identified?”

Many courses and books on problem solving and creativity overlook problem finding. Many educational resources tend to assume that problem solving really begins only after problems have been identified.

Problem-identification lead to the invention of the ballpoint pen

The story of the invention of the ballpoint pen demonstrates the importance of problem finding. Had the inventors not recognized a problem with the existing writing instruments of their day, they would not have developed their invention.

In the 1920s, Hungarian journalist Laszlo Biro spent much time proofreading and checking for errors in others’ writings. To communicate these errors to the authors, Laszlo could not use pencils because their impressions fade quickly. He tried using a fountain pen, but the ink from the fountain pen dried slowly and often left smudges on paper.

Laszlo observed that the ink used in newspaper printing dried quickly and left the paper smudge-free. When he tried using that ink in his fountain pen, however, the ink was too viscous to flow into the tip of the fountain pen.

Laszlo then collaborated with his chemist-brother Gyorgy Biro to invent a new pen tip consisting of a ball that was enclosed within a socket. As the ball rolled inside the socket, the ball could pick up ink from a reservoir or cartridge and then continue to roll to deposit the ink on the paper. The Biro brothers thus invented the ballpoint pen. The company they created is now part of the BIC Company. The ballpoint pen continues to be called a ‘Biro’ in some countries.

Often, creativity is the outcome of discovered problem solving

Greek Philosopher Plato famously wrote in The Republic, “Let us begin and create in idea a State; and yet a true creator is necessity, which is the mother of our invention.”

One reason we fail to identify problems is that we do not stop to think about improving various situations that we encounter. Very often, these problems are directly in front of us; we need to consciously identify them and convert them into opportunities for problem solving. Instead, we tend to take inconveniences and unpleasant situations for granted and assume they are merely “facts of life.”

  • The grain mill was not invented until somebody in antiquity identified the ineffectiveness of two hours of pounding grain to make a cup of flour.
  • The world’s first traffic lights were installed around the British Houses of Parliament in London only after somebody thought of the problem of traffic congestion. In other words, up until the problems from congestion were identified in the 1860s, no one attempted to systematically consider how the problem might be solved.
  • James Watt invented his seminal separate-condenser steam engine after discovering an interesting problem with the Newcomen steam engine. In 1763, when Watt was working as an instrument maker at the University of Glasgow, he was assigned to repair a model of a Newcomen engine for a lecture-demonstration. Watt initially had difficulty getting the Newcomen engine to work because its parts were poorly constructed. When he finally had it running, he was surprised at its efficiency. Watt observed that the engine was constantly running out of coal because the constant heating and cooling of the cylinder resulted in a large waste of energy. Watt then devised a system whereby the cylinder and the condenser were separate. This led to his invention of the “steam engine” (or, more precisely, the separate-condenser steam engine.)
  • As I mentioned in a previous article on the opportunities in customers’ pain points, crispy potato chips were invented only when Chef George Crum of New York’s Saratoga Springs attempted to appease a cranky customer who frequently sent Crum’s fried potatoes back to the kitchen complaining that they were mushy and not crunchy enough. Decades later, Laura Scudder invented airtight packaging for potato chips only after becoming conscious of customers’ complaints that chips packaged in metal containers quickly go stale and crumble during handling.

If problems are not identified, solutions are unlikely to be proposed

It pays to keep your eyes open and look at inconveniences, difficulties, and troubles as creative problems to be solved. Don’t ignore these merely as facts of life.

Curiosity, intrigue, and motivation influence problem finding (and problem solving.) One of the easiest ways to develop your skills in problem finding is to ponder at anything around you and wonder why those gadgets and contraptions were ever invented. Analyze carefully and you’ll learn that the first step taken by the inventors of these objects was the identification of the problems the objects were designed to solve.

When you look around various objects in your life, think about what life was before these objects were invented. What problems could these inventions have solved? Why was the zipper invented? What problems motivated Bjarne Stroustrup to create C++? What was internet search like before Google? How did commerce transpire before the advent of coins and bills and money?

Some people make a career out of problem finding. Managers who want to know if their organizations are running efficiently frequently hire consultants to look for problems that managers do not know exist in their businesses.

And finally, if you want to become an inventor or an entrepreneur, try to start with problems you already have in your work or in your life. Ideally, identify problems shared by a large number of people to increase the probability that your inventions will be put in widespread use.

Idea for Impact: A creative solution to a problem often depends on first finding and defining a creative problem. Very often, the solution to a problem becomes obvious when the problem has been properly identified, defined, and represented.

Ever Wonder If The Other Side May Be Right?

The French essayist and novelist Andre Gide once wrote, “Believe those who are seeking the truth; doubt those who find it.”

Scratch the surface of any thinking ideologue and you’ll find not certainties but contradictions and doubts.

Darwin’s doubts about natural selection and evolution

Even after the publication of his seminal Origin of Species and The Descent of Man, Charles Darwin had crippling doubts about some aspects of natural selection. Specifically, if natural selection was to have lasting effects, evolutionary advances had to be conserved and passed on from one generation to the next. Darwin agreed with scientists who argued that his evolutionary theory failed to explain how variations are transmitted from parents to their offspring.

It was not until the 1930s that biologists started to study Gregor Mendel’s work on genetic inheritance and heredity in conjunction with Darwin’s theory of natural selection. Only then did biologists come to understand how variation of characteristics is passed on to new generations and how evolution is a process of descent with modification.

Seek to have an idea tomorrow that contradicts your idea today

At a Q&A at American web application company Basecamp, Amazon founder Jeff Bezos opined that people who are “right a lot” are those who had a flexible mindset and often changed their minds. Summarizing the conversation, Basecamp co-founder Jason Fried wrote,

[Bezos] observed that the smartest people are constantly revising their understanding, reconsidering a problem they thought they’d already solved. They’re open to new points of view, new information, new ideas, contradictions, and challenges to their own way of thinking.

He doesn’t think consistency of thought is a particularly positive trait. It’s perfectly healthy—encouraged, even—to have an idea tomorrow that contradicted your idea today.

This doesn’t mean you shouldn’t have a well formed point of view, but it means you should consider your point of view as temporary.

What trait signified someone who was wrong a lot of the time? Someone obsessed with details that only support one point of view. If someone can’t climb out of the details, and see the bigger picture from multiple angles, they’re often wrong most of the time.

Idea for Impact: Wisdom comes from seeking wisdom

Want to learn, expand your worldview, and broaden your mindset? Start by seeking out the right people—mix with people other than those from your own background (professional, cultural, social, academic, racial, ethnic, etc.) Remember that birds of a feather do flock together. Instead of preferring the company of other people from similar backgrounds, try investing some time with people who have viewpoints that contrast your own.

French entomologist Jean-Henri Fabre once wrote, “Seek those who find your road agreeable, your personality and mind stimulating, your philosophy acceptable, and your experiences helpful. Let those who do not, seek their own kind.” Look for those who respect your worldview—even if drastically different from theirs—but can present alternative perspectives and push you into considering different viewpoints on any issue of mutual interest.

Picasso’s Blue Period: A Serendipitous Invention

In October 1900, Pablo Picasso (1881–1973) moved to Paris and opened a studio there at age 19. Shortly thereafter, Picasso was deeply affected by a close friend and fellow artist’s suicide. Art historians believe this event marked the onset of Picasso’s Blue Period (1901–1904,) during which he produced many stoic and sentimental paintings in mostly monochromatic shades of blue and blue-green. The Art Institute of Chicago remarks,

Picasso’s Blue Period … was triggered in part by the suicide of his close friend Carlos Casagemas in 1901. The works of this period are characterized by their blue palette, somber subject matter, and destitute characters. His paintings feature begging mothers and fathers with small children and haggard old men and women with arms outstretched or huddled in despair.

Perhaps Picasso’s Blue Period is an instance of serendipity. Legend has it that one day Picasso had only blue paint to work with. When he started toying with the effects of painting with one color, he discovered the potential to produce interesting paintings that conveyed a sense of melancholy.

In what would become the hallmark of this greatest artist of the 20th century, thanks to serendipity, Picasso leveraged an apparent constraint into an unintended creative outcome. As such serendipity goes, the confluence of many factors helped Picasso initiate a new art genre showcasing themes of alienation, poverty, and psychological depression that, though now considered marvelous, then kept potential patrons away.
