Stop Trying to Change People Who Don’t Want to Change

Change is seldom as easy as we think it will be

Consider how many people engage in smoking, obesity, problem drinking, procrastination, rage, and other self-defeating behavioral patterns. Despite being fully aware of the negative consequences of their behaviors, these people tend not to change.

Many people are unsuccessful when they try to change their own behavior. People are creatures of habit, and habits evolve over time. They become so deep-seated and instinctive that people are often oblivious to the behaviors and consequences that their habits drive.

It is therefore very hard to change old habits even when they’re bad. Consequently, people find themselves incapable or reluctant to make essential changes in their lives. They discover that habits are persistent and necessitate many consistent repetitions to change. Even when they are motivated enough to change, long-lasting change entails much commitment, consistency, and discipline.

When do people change?

The American self-help author Tony Robbins once wrote, “Most people are unhappy with some area of their life, but are not unhappy enough to actually do something about it. Unfortunately, 90% of people fall is this category.”

People typically don’t change because someone tells them that they need to. Many people change from their own accord as the result of physiological vicissitudes in their lives or from psychological impositions of external circumstances: transition to adolescence, retirement, becoming a parent, a job loss, or the death of a spouse, for example. Nevertheless, very few people change from within—deliberately, willingly, and on-purpose.

People don’t change until they think they need to

The Italian astronomer and philosopher Galileo Galilei once said, “You cannot teach a man anything; you can only help him find it within himself.” Helping people change involves helping them want to change, instead of trying to persuade them through guidance, counsel, urging, social pressure, or other forms of inducement.

Therapists (and mentors, coaches, and managers) are most successful in bringing about long-lasting change only in people who are intrinsically motivated to make the change. Therapists have little success with people who have no interest in changing.

Effective therapists explore, understand, and tweak their clients’intrinsic motivations toward change. They understand their client’s motivations, listen to any reluctance about change, and sensitively try to fortify those elements of their clients’ intrinsic motivations that may favor and hence facilitate the intended change.

Idea for Impact: When people do not want to change, don’t try to change them

As children, spouses, parents, friends, managers, and colleagues we are continuously attempting to point out others’ errors and expecting them to change. Even when our concerns are genuine and our attempts to change others are sincere, we often fail to bring about real behavioral change because people don’t change until they think they need to. So, don’t try to change people when they do not want to change.

They may change in a short time, but unless there is a compelling reason or a significant emotional event that astonishes them to change, people go back to their natural state.

Harboring expectations of being able to change can only lead to frustration and futility. Therefore, as the Buddha taught, lower your expectations of people, appreciate people as they are, and thus raise your own joys. Alternatively, find the people who have the behaviors you want and teach them the skills they need to be productive.

Temper Your Expectations, Avoid Disappointments in Life

The Buddha’s vision of existence is expressed in the truth of pain and suffering. He taught that redemption comes solely from knowledge, the root of which lies in awareness of the reasons for suffering.

'Wisdom of the Buddha' by Max Muller (ISBN 0486411206) According to the first of the Buddha’s Four Nobel Truths, worldly existence is fundamentally unsatisfactory: “This is the truth of pain: birth is painful, old age is painful, sickness is painful. Contact with unpleasant things is painful, not getting what one wishes is painful.”

Core to the Buddhist approach to life is to lower our expectations, thereby raising our joys. If pain and suffering constitute the gap between what we want and what we have, surely we have the power to change what we want.

Verse 94 in The Dhammapada (ref. Max Muller’s Wisdom of the Buddha) declares, “The gods even envy him whose senses, like horses well broken in by the driver, have been subdued, who is free from pride, and free from appetites.”

'The Discourses of Epictetus' by Arrian, George Long (ISBN 1934255319) Mirroring the Buddha’s teaching, the great Stoic philosopher Epictetus (55–135 CE) taught the following (ref. the Enchiridion or the Manual of Epictetus compiled by his disciple Arrian):

But, for the present, totally suppress desire: for, if you desire any of the things which are not in your own control, you must necessarily be disappointed; … If, for example, you are fond of a specific ceramic cup, remind yourself that it is only ceramic cups in general of which you are fond. Then, if it breaks, you will not be disturbed. If you kiss your child, or your wife, say that you only kiss things which are human, and thus you will not be disturbed if either of them dies. … Men are disturbed, not by things, but by the principles and notions which they form concerning things. … Don’t demand that things happen as you wish, but wish that they happen as they do happen, and you will go on well. … Whoever, then, would be free, let him wish nothing … wish things to be only just as they are, and him only to conquer who is the conqueror, for thus you will meet with no hindrance.”

Idea for Impact: Trying to change people will result in frustration and futility. They may change in a short time, but unless there is a compelling reason for change (e.g., a significant emotional event that shocks them,) people go back to their natural state. Find the people who have the behaviors you want and teach them the skills they need to be productive.

Confucius on Dealing with People

The teachings of Confucius (551 BCE–479 BCE) have dominated Chinese traditions and philosophy for centuries. He taught followers to lead a virtuous and righteous life, love others, honor one’s parents, lead by example, and treat others as one would like to be treated:

  • Confucius on keeping one’s wits about one: “The superior man may let others lie to him but not make a fool of him. The superior man encourages what is beautiful in men; the inferior man, what is unbeautiful.”
  • Confucius on the spirit of humanity: “What makes a place beautiful is the humanity that dwells there. He who is able to choose and does not settle among humane people is not wise.” Moreover, “the superior man does not neglect his neighbors” and “the superior man honors the worthy and tolerates all men.”
  • Confucius on showing consideration for people of all ages and from all walks of life: “Let me respect the tranquility of the ages; let me be loyal to my friends; let me love children tenderly.”
  • Confucius on managing parents: “Serve them in life.” It is not enough to feed one’s parents “if respect is absent, wherein should we differ from the beasts?” If parents seem to be mistaken, we may respectfully argue and protest, but we must obey them.
  • Confucius on managing friendships: “Have no friend who is not your equal.” Also, friends should “loyally admonish one another and tactfully set one another right.” Friends should be dependable: “even if the season be cold, we know that pines and cypresses are evergreen.”
  • Confucius on the right conduct toward authority-figures: “A good official serves his prince in the right way; if that is impossible, he withdraws.” Further, a good official “will not circumvent the prince but oppose him openly” and “will not be chary of good advice.” Moreover, “if the country is on the right path, he may speak and act boldly; if it is not on the right path, he may act boldly, but he will speak cautiously.”
  • Confucius on the right conduct toward subordinates: “The superior man gives his servants no ground for complaint that he makes insufficient use of them, but (unlike the inferior man) he does not expect perfection; he takes men’s abilities into account and does not dismiss old and trusted servants without grave cause.”

Don’t Push Employees to Change

One of managers’ most common complaints relates to their failure to persuade their employees to change.

Having high expectations of employees can lead to bitter disappointment. The frustration that comes from employees not wanting to change causes many managers to focus on their employees’ negative qualities. Such an attitude makes it easy to find errors in employee behavior, leading to more disappointment—even resentment.

Even when an employee wants to change, he often fails to because he is pulled in two directions: by a motivation to change and by a motivation to maintain the status quo. Since change is seldom as easy as we think it will be, the motivation to maintain the status quo often triumphs.

The real reason employees (and people in general) don’t change is that underneath each employee’s commitment to change, he has an underlying, even stronger commitment to something else, as identified his intrinsic motivation.

For instance, an employee who expresses a desire to earn a promotion may avoid tougher assignments on his current job because he may be anxious about not measuring up. This employee may not even be fully aware of his own opposition. Therefore, managers are best served by understanding what truly motivates (and limits) each employee—i.e. his elements of intrinsic motivation. Only then can managers, through coaching and feedback, impel the employee to change by channeling the levers of extrinsic motivation (rewards, salary raise, fame, recognition, punishment) through one of the employee’s elements of intrinsic motivation.

Idea for Impact: Trying to change people will result in frustration and futility. Employees may change for a short time, but unless they have a compelling reason for change, they will go back to their natural state. Managers must temper their expectations about changing employees. As the Buddha taught, one way to lessen disappointment in life is to learn to lower your expectations of others.

The Source of All Happiness: A Spirit of Generosity

Thinking of Others is the Source of All Happiness

'Little Book of Inner Peace' by The Dalai Lama (ISBN 1571746099) In the Little Book of Inner Peace, the Dalai Lama writes,

In this world, all qualities spring from preferring the well-being of others to our own, whereas frustrations, confusion, and pain result from selfish attitudes. By adopting an altruistic outlook and by treating others in the way they deserve, our own happiness is assured as a byproduct. We should realize that self-centeredness is the source of all suffering, and that thinking of others is the source of all happiness.

Interconnectedness

At a 2006 TED conference, Robert Thurman gave a pithy discourse called “We Can Be Buddhas” on the Buddhist concepts of interconnectedness, empathy, and compassion. Thurman is Professor of Indo-Tibetan Buddhist Studies at Columbia University, an ordained Buddhist monk, founder of the Tibet House, and father of actress Uma Thurman.

Where compassion comes is where you surprisingly discover you lose yourself in some way: through art, through meditation, through understanding, through knowledge actually, knowing that you have no such boundary, knowing your interconnectedness with other beings. You can experience yourself as the other beings when you see through the delusion of being separated from them. When you do that, you’re forced to feel what they feel.

When you’re no longer locked in yourself … you let your mind spread out, and empathize, and enhance the basic human ability of empathizing, and realizing that you are the other being, somehow by that opening, you can see the deeper nature of life.

The Dalai Lama says that when you give birth in your mind to the idea of compassion, it’s because you realize that you, yourself and your pains and pleasures are finally too small a theater for your intelligence.

Being compassionate is a selfish thing to do.

Doing something loving for a person in your life can give you an emotional high. It helps you focus outside of yourself and on the needs of others. Paradoxically enough, this outward focus and compassionate behavior benefit you. Reiterating this concept, Thurman states:

The way of helping those who are suffering badly on the physical plane or on other planes is having a good time, doing it by having a good time … the key to compassion is that it is more fun. It should be done by fun. Generosity is more fun. That’s the key.

Compassion means to feel the feelings of others, and the human being actually is compassion.

When you stop focusing on the self-centered situation … (and) you decide, “Well, I’m sick of myself. I’m going to think of how other people can be happy. I’m going to get up in the morning and think, what can I do for even one other person, even a dog, my dog, my cat, my pet, my butterfly?” And the first person who gets happy when you do that, you don’t do anything for anybody else, but you get happier, you yourself, because your whole perception broadens and you suddenly see the whole world and all of the people in it. And you realize that this—being with these people—is Nirvana.

Don’t Reject Your Spiritual Traditions Altogether in Favor of Another

All over the world, organized religion is on a protracted decline. However, in Western societies, Buddhism is one of the fastest growing “religions” in terms of new converts.

In these Western societies, many people take to Buddhism because of the appeal of meditation and the substantial self-help benefits attributed to persistent meditative practice. Some Neo-Buddhists are motivated enough to warm up slowly but surely to the fact that Buddhism is much more than mere meditation. They come to understand that the Buddhist way of life is atheistic and emphasizes ethics. They draw inspiration from the realization that they alone are responsible for their own attitudes, intentions, decisions, actions, and behaviors. As University of St. Thomas’s Stephen Laumakis wrote in An Introduction to Buddhist Philosophy,

The single most important or most basic insight of the historical Buddha is the claim that who we are and what we think exists is a function of our mind and its cognitive powers. In other words, it is our mind and our uses of it that determine how we see and understand our self, the world, and other things.

On the other hand, some new Buddhist practitioners have misgivings especially as regards the religious or esoteric philosophical aspects of Buddhism. They continue to seek and practice meditation techniques in a secular, non-Buddhist context.

Buddhism has never sought strength in number of adherents

As I have mentioned in my previous article, Buddhism is more of a philosophy of life—a “spiritual practice”—than a religion in the Abrahamic sense.

When Thich Nhat Hanh, the Dalai Lama, and other prominent Buddhist teachers started teaching Buddhism in the West during the ’80s, they did not intend to establish a beachhead. Rather, they intended to help educate enthusiasts and help Westerners return, with renewed spirit, to their own religions. In Teachings on Love, Thich Nhat Hanh wrote:

'Teachings on Love' by Thich Nhat Hanh (ISBN 1888375000) Many Westerners attracted to Buddhist practice have abandoned their own spiritual traditions. They reject the churches and clergy of their own traditions because they feel constricted and uncomfortable with the attitudes and practices they have encountered there. They have suffered within their own tradition and so have sought another. They approach Buddhist practice with the hope of replacing their own tradition and may wish to break away from their own tradition forever.

According to Buddhist wisdom, such wishing is in vain. A person severed from her own culture and traditions is like a tree pulled out by the roots. Such a person will find it hard to be happy. Buddhist practice can offer effective means to heal, reconcile, and reunite with one’s blood and spiritual families, in order to discover the precious gems in one’s own traditions. Thanks to the practice, people will see that Buddhism and their own spiritual tradition have many things in common, and therefore it is not necessary to reject their own spiritual tradition. They will see that there are things that need to be transformed in Buddhism as well as in their own tradition.

Idea for Impact: Forcefully rejecting one’s religious, spiritual, or cultural tradition in favor of another is not conducive to happiness and peace of mind. Buddhism encourages the Neo-Buddhists to employ insights from their Buddhist practices to find what may have been previously overlooked in their long-established beliefs.

People Cannot be Perfect

“People Are Like Apples”

Some of the best advice I’ve ever received relates to managing people. Many years ago, as I was getting ready to hire my first employee, I prepared a long list of ideal competencies. My manager laughed at my list and remarked that I was looking for a perfect candidate, one that I wouldn’t be able to find. He told me a metaphor about how “people are like apples” and encouraged me to look for a good-enough employee instead.

When you buy apples in a market, don’t look for spotless apples, but rather for good-enough apples. Spotless “choice” apples are not only difficult to find, but may cost more. Instead, look for apples that are good enough and may have one or two bad spots. When you get an apple with a spot on it, you can either remove the spot with a knife (almost always, the spot is not very deep) or simply eat around the bad spot, thus enjoying the rest of the “near perfect” apple.

Employees, bosses, colleagues, friends, relatives, parents, kids, spouses, and all people are like apples. Use a metaphorical knife to work around their imperfections, flaws, weaknesses, and idiosyncrasies.

“Root for their better angels”

Last year, the ever-brilliant Ben Casnocha wrote a fascinating essay reflecting upon his “10,000 Hours with Reid Hoffman,” the founder of LinkedIn and a Silicon Valley investor. As Hoffman’s chief of staff, Casnocha worked on various strategic aspects of Hoffman’s professional and personal initiatives. He also co-authored two books, Start-up of You (on career management) and The Alliance (on talent management).

Casnocha’s “What I Learned” essay is full of helpful management and leadership insights. Here’s one on people-skills:

One of Reid’s underrated gifts … is that he maintains very complicated portraits of the people he knows. He appreciates the full spectrum of strengths and weaknesses of a particular person. He’ll comment on a friend’s character flaw—say, self-centeredness—but in the next breath note one of their unique strengths. Flaws that cause others to completely disengage are, for Reid, “navigable” (to use a Reid-ism) en route to their better side. … If you make a mistake (or three) or if a weakness of yours gets exposed—you’re not dead to him. It’s just another data point in a rich tapestry in a long-term relationship.

Idea for Impact: Work around Others’ Faults

A Chinese Proverb reminds, “Gold cannot be pure, and people cannot be perfect.” People differ greatly in their capacities: some are stronger than others, some are better looking, some are better at science, some draw and paint better, and some are better athletes. Some make decisions through logic; others rely on intuition. Intelligent people are sometimes not physically very agile and are frequently socially awkward. Great artists sometimes cannot do enough math even to balance their checkbooks. Most people are smart in their specific spheres of competence, but are clueless in many other areas of human endeavor.

When working with people, work around their idiosyncrasies. Overlook and compensate for their imperfections, or coach them and help them work on their weaknesses. Being skilled at working with people in all aspects of life involves being able to fortify their strengths and making their weaknesses irrelevant.

What Is the Point of Life, If Only to Be Forgotten?

While traveling around the magical Norwegian Fjords and contemplating life one day last summer, I recalled a young man’s story. He had spent many years in an Indian prison despite being acquitted because everyone had forgotten about him.

Forgotten

In 1988, Pratap Nayak was arrested at the age of 14 after getting caught in a violent clash between two rival families in his village in the state of Orissa. A corrupted lower court promptly sentenced him to life imprisonment.

Thanks to the Indian judicial system’s sluggishness, it took six years for a High Court to pronounce Nayak innocent. Unfortunately, nobody informed him or the prison officials about this judgment and his lawyer had died during the intervening years. Nayak’s family had assumed helplessness and lost touch with both him and with the lawyer.

Nayak remained in jail for eight more years after acquittal until a prison system auditor realized that Nayak wasn’t supposed to still be in prison. When he was finally freed at age 28, he was astonished and said, “no one bothered about me … not even my own family.”

When Nayak was finally reunited with his impoverished family of bamboo craftsmen, his father cried, “How shall I take care of him? We don’t get enough to eat ourselves. Had he completed his education, he would have had a good job by now. They ruined his life.”

“Life’s but a walking shadow … then is heard no more”

Shakespeare’s Macbeth (Act 5, Scene 5, Lines 22–31) contains one of the most eloquent expressions of our lives’ cosmic insignificance:

Tomorrow, and tomorrow, and tomorrow
Creeps in this petty pace from day to day
To the last syllable of recorded time,
And all our yesterdays have lighted fools
The way to dusty death. Out, out brief candle!
Life’s but a walking shadow, a poor player
That struts and frets his hour upon the stage
And then is heard no more. It is a tale
Told by an idiot, full of sound and fury,
Signifying nothing.

What Difference Does It Make What We Do with Our Lives?

Whenever I’m enjoying the splendor of the mountains and the waters—as I did in the Norwegian Fjords—and marvel at how these natural elements came to be millions of years ago, I meditate upon the fact that what we identify as our lifespan is but a tiny sliver in the grand timeline of the cosmos. We’re born, we live, we die, and then, as Shakespeare reminds us in Macbeth, we are “heard no more.”

In the grand scheme of things, everything is pointless, irrelevant, and ultimately insignificant. Our lives are impermanent and almost everything that most of us accomplish during our lives will someday become obsolete and be forgotten.

Yet, we rouse ourselves out of bed every day and engage in various activities that are all somehow tied to a purpose or mission—a mission we’ve either consciously created for ourselves or subconsciously accepted as an assignment from somebody. Central to this mission is that we hope to bring about more meaning to the lives of people around us.

This mission imbues us with a sense of purpose—invariably, it is a manifestation of a strong desire within ourselves to bring value, meaning, and joy for others and ultimately for ourselves as well. Even the prospect of smiling, complimenting, or expressing gratitude to another person feels good and adds to our own happiness because we know we’re adding more meaning to the other’s life.

Idea for Impact: The Key to a Life Well-led Is to Make as Big a Difference as You Can

The utmost measure of a life well-led is how you use your unique talents to do the most good you can. Enrich your life by trying to make a difference. Better yet, try to make the biggest difference you can. Perhaps if you’re fortunate enough—as the Buddha, Mahatma Gandhi, Albert Einstein, Richard Feynman, Bill Gates were/are—your contribution can create ripple effects and create an enduring legacy that lasts long after you’re gone.

If you want to be remembered and appreciated for having contributed something to the world, strive to live in the service of others and make the largest possible positive difference you can. That’s the key to a life well-led.

A Prayer to Help You Deal with Annoying People: What the Stoics Taught

The 18th Century French writer Nicolas Chamfort once urged, “A man must swallow a toad every morning if he wishes to be sure of finding nothing still more disgusting before the day is over.”

'Meditations: A New Translation' by Marcus Aurelius (ISBN 0812968255) If you’re not looking forward to annoying people who seem to elevate provocation to an art form, consider the following prayer offered by the great Stoic Philosopher-Emperor Marcus Aurelius (121 CE–180 CE) in Meditations (trans. Gregory Hays.)

When you wake up in the morning, tell yourself: The people I deal with today will be meddling, ungrateful, arrogant, dishonest, jealous, and surly. They are like this because they can’t tell good from evil. But I have seen the beauty of good, and the ugliness of evil, and have recognized that the wrongdoer has a nature related to my own—not of the same blood or birth, but the same mind, and possessing a share of the divine. And so none of them can hurt me. No one can implicate me with ugliness. Nor can I feel angry at my relative, or hate him. We were born to work together like feet, hands, and eyes, like the two rows of teeth, upper and lower. To obstruct each other is unnatural. To feel anger at someone, to turn your back on him: these are obstructions.

Along those lines, the Buddha taught his followers to transcend ignorance through knowledge by observing four practices of inner conduct: loving kindness, altruistic compassion, sympathetic joy, and equanimity with regard to the impure and the evil. And in the New Testament,

  • Luke 23:34 suggests, “Father, forgive them, for they do not know what they are doing.”
  • Peter 2:23 offers the example of Jesus, “When they hurled their insults at him, he did not retaliate; when he suffered, he made no threats. Instead, he entrusted himself to Him who judges justly.”
  • Romans 12:17–21 recommend, “Do not repay anyone evil for evil. Be careful to do what is right in the eyes of everyone. If it is possible, as far as it depends on you, live at peace with everyone. Do not take revenge, my dear friends, but leave room for God’s wrath … Do not be overcome by evil, but overcome evil with good.”

Considered Response, Not Naiveté

Aurelius’s urging tolerance, understanding, and patience towards difficult people may sound like naiveté at first glance, but what he urges is a wise and measured response.

Aurelius (121–180 CE) was one of the great Stoic philosophers. Stoic philosophy was founded by Zeno of Citium in the 3rd century BCE. Its core themes of inner solitude, forbearance in adversity, and acceptance of fate gained far-flung following and made it the dominant philosophy across the ancient Greek and Roman worlds.

One of Stoic philosophy’s central beliefs is that destructive emotions result from our errors in judgment. The Stoics argue that many things aren’t within our control, as I elaborated in previous articles (here and here.) The best way to deal with situations we have little control over is to anticipate and neutralize any negative feelings.

Stoic Forbearance through Emotional Detachment

The Stoics argued that our lives will be dramatically different if we realize that we can neither avoid annoying people nor change them. We must accept this reality and work on how we respond and interact with them. In On Tranquility of Mind, the other great Stoic philosopher Seneca (65 BCE–4 CE) wrote:

By looking forward to whatever can happen as though it would happen, he will soften the attacks of all ills, which bring nothing strange to those who have been prepared beforehand and are expecting them; it is the unconcerned and those that expect nothing but good fortune upon whom they fall heavily. Sickness comes, captivity, disaster, conflagration, but none of them is unexpected—I always knew in what disorderly company Nature had confined me.

As popular books on Stoicism expound, the Stoics encouraged a meditative practice of negative visualization called premeditatio malorum (premeditation of evils.) As suggested by Aurelius in his prayer, premeditatio malorum consists of contemplating the potential challenges of the day ahead, thinking about which of the four cardinal virtues (courage, equanimity, self-control and wisdom) we may have to engage and how. By rehearsing not to resign ourselves to adversities, we’re prepared for a more considered response—we could forgive, forget, appreciate and empathize.

As part of the premeditatio malorum practice, we’re to contemplate a priori potential difficulties, setbacks, and misfortunes. While envisaging all the difficulties and evils we could foresee seems like an unwholesome—perhaps even a morbid—exercise, the Stoics argue that this practice can help us react to bad news with equanimity and hence minimize the impact of bad news on our self-worth or confidence. If and when a bad thing should actually happen, our initial response would be to think that “this wasn’t totally unexpected.” While we’d rather it hadn’t happened, we would nevertheless not be surprised by it because this potential outcome was expected all along.

Idea for Impact: Cultivate Equanimity and Manage Yourself First

To handle a difficult person, prepare yourself by thinking of all the things that could go wrong. Don’t focus on how he behaves, but focus on how you can react to him. By ignoring his irritating behaviors, you can neutralize his effect on you. In other words, if someone is being difficult but you don’t feel the difficulty he’s imposed upon you, you don’t have a problem.

The cognitive reframing suggested by the Stoics can be particularly effective in situations where you have little to no control. It’s far more productive to focus on your own behavior because you can control it. And by managing yourself first, you’ll come to appreciate that the annoying person isn’t as annoying anymore. As the other Stoic philosopher Epictetus reminds us, “Man is shaped not by events but the meaning he gives them.”

Control Your Efforts, Not the Outcomes

During World War II, President Dwight Eisenhower (1890–1969) was the Supreme Commander of the Allied Forces. On 2-June-1944, he issued a memo to his troops just before the Allied invasion of Normandy:

You are about to embark upon the Great Crusade, toward which we have striven these many months. The eyes of the world are upon you. The hopes and prayers of liberty-loving people everywhere march with you. In company with our brave Allies and brothers-in-arms on other Fronts, you will bring about the destruction of the German war machine, the elimination of Nazi tyranny over the oppressed peoples of Europe, and security for ourselves in a free world.

Your task will not be an easy one. Your enemy is well trained, well equipped and battle hardened. He will fight savagely. … The free men of the world are marching together to Victory!

I have full confidence in your courage and devotion to duty and skill in battle.

We will accept nothing less than full Victory! Good luck! And let us beseech the blessing of Almighty God upon this great and noble undertaking.

Under Eisenhower’s leadership, the Allied forces had meticulously planned Operation Overlord for over a year. For months, Eisenhower’s troops not only rehearsed their D-Day roles and routines, but also went to exceptional lengths to uphold the secrecy of their plans and deceive the German forces about troop movement. The Allied forces even plotted to cut off all roads and rail lines leading to the coast of Normandy and thus block reinforcements for the German troops.

Some things are simply beyond your control—you can only do your best

Despite all the strategizing and training, the success of the Allied invasion depended on the weather across the English Channel—their success essentially rested on something beyond their control.

The Allied aircrafts sought air superiority and would be unable to locate targets if low clouds covered Normandy. In addition, if the tides were high or the seas heavy, the troops would be unable to launch their landing crafts. The success or failure of their landings hinged entirely on suitable weather.

Eisenhower tentatively planned to send his troops across the English Channel on 5-June. The day before, however, the troops predicted cloudy skies, rain, and heavy seas that were inappropriate for the invasion. Eisenhower decided to postpone the invasion by a day, when the forecasted weather was to be more suitable than on 5-June, but not necessarily perfect for his plans. If he did not invade on 6-June, the tides would not favor an invasion for another two weeks, which would possibly give the Germans enough time to get wind of the Allies’ plan.

Eisenhower gave the marching orders for 6-June. It was then that he realized that the success of the invasion was no longer in his hands. Its outcome depended on 160,000 allied troops, thousands of commanders, and hundreds of lieutenants. Eisenhower had done everything in his power to coordinate their efforts and create conditions conducive to the mission’s success. After issuing his orders, all he could do was let those conditions come to fruition on their own terms. After all his efforts, he could not control the outcomes—he let go of the outcomes.

In time, the hard-fought cross-channel invasion was successful—Eisenhower won his wager with the weather. The invasion of Normandy proved to be a turning point in World War II. Despite formidable obstacles and thousands of casualties, the Allied troops prevailed over the German forces in landing at the coast of Normandy. Within days, Allied forces quickly consolidated at the beachheads and built up troops. Within two months, they broke out from their beachheads in Normandy and advanced on the Axis powers. The Allies liberated Europe when German troops surrendered unconditionally on 8-May-1945.

Control Your Efforts---Not the Outcomes

Idea for Impact: Focus on effort and lower your expectations of the outcomes

The wise among us understand what’s within their control and what’s not. They recognize that “you win some, you lose some.”

Success and results are not often within your span of control. However, you can control your effort and ability to create the conditions for success. Focus on your efforts, then let those conditions unfold.

In the Bhagavad Gita, Lord Krishna instructed Arjuna, “set thy heart upon thy work but never its reward” (verse 2:47.) And the Buddha counseled his followers to lower their expectations in order to achieve happiness, a belief that is not without proof in the hurly-burly world we live in.

Moreover, even if you can, don’t go overboard with your efforts. Push yourself to the max only when the stakes are big enough. As I mentioned in a previous article, a 110% effort may not fetch more rewards than an 80% or a 90% effort.

Be committed to your job, but don’t overly invest in it.
