Invite Employees to Contribute Their Wildest Ideas

When Hewlett-Packard (HP) Norway appointed Anita Krohn Traaseth managing director in 2012, she implemented a “speed date the boss” program. She invited every employee from every organization level for an informal, five-minute conversation based on three themes. She encouraged people to bring their big ideas on innovating individually and collectively.

  • Who are you, and what do you do at HP?
  • Where do you think we should change, and what should we keep focusing on?
  • What do you want to contribute beyond fulfilling your job responsibilities? Or, do you have a talent or skill you don’t get to use now in your position?

Everyone’s an Innovator: Ramp up creativity with your frontline employees

Krohn Traaseth’s initiative defined the roadmap for her tenure. It pushed HP to become one of Norway’s top workplaces within three years. HP Norway improved every major organizational performance measure, such as staff turnover, customer satisfaction, top-line growth, and bottom-line performance.

Not only that, her discussions uncovered that there were 30 skilled musicians on her payroll. HP Norway formed a band, which played live to 1,800 company executives in Barcelona in 2013, gaining better visibility to her Norwegian outpost.

Following Krohn Traaseth’s success, other HP divisions and employers have now introduced the concept of ‘Speed Date the Boss’ initiatives in other countries.

Idea for Impact: Value the frontline people in your organization as talented assets, not cheap cogs.

Krohn Traaseth’s program was so successful because, as the top boss, she showed that she was willing to listen. She also openly modeled her willingness to listen to her management teams and foster their engagement.

  • When employees see the boss willing to receive honest feedback and no one’s head rolls, they’re more likely to speak up.
  • Soliciting ideas directly from employees individually, rather than holding brainstorms, takes the edge off group dynamics. Group settings aren’t where all employees feel free to share their best–and bold—ideas.
  • Rank-and-file employees can be a great source of innovation if only their leaders listen to them. Organizational innovation doesn’t have to trickle top-down or emanate from the R&D team. The best way to produce great ideas is to start by generating many ideas. Encourage everyone on your team to think, contribute, and participate.

Even the Best Need a Coach

As the saying goes, it’s what you learn after you know it all.

Top athletes rely on coaches to push their performance to new heights. Even Tiger Woods had a swing coach at the top of his game.

Many corporate executives seek out several advisors who help frame ideas for them and play a point of critical thinking. Former General Electric CEO Jack Welch worked with Ram Charan, the eminence grise of business advisors, for many years.

“It’s not how good you are now; it’s how good you’re going to be that really matters”

In a TED2017 speech, the American surgeon Atul Gawande—author of such well-received books as The Checklist Manifesto (2011)—emphasized how coaching helps individuals and teams execute better on the fundamentals:

Having a good coach to provide a more accurate picture of our reality, to instill positive habits of thinking, and to break our actions down and then help us build them back up again.

There are numerous problems in “making it on your own.” You don’t recognize the issues that are standing in your way—or, if you do, you don’t necessarily know how to fix them. And the result is that somewhere along the way, you stop improving.

That’s what great coaches do—they are your external eyes and ears, providing a more accurate picture of your reality. They’re good at recognizing the fundamentals. They’re breaking your actions down and then helping you build them back up again.

Sometimes you can be too close to things to see the truth.

Blind spots are less obvious when things are going well. It is very easy for you to become inward-looking, particularly when you’ve been very successful. However, these blind spots can become destructive when performance moves in the other direction.

A third-party, fresh-eye assessment is an obvious reality check. Coaching is a whole line of way that can bring value to what you do and excel at it.

If you’re successful and want to get better, you’ll need to look at your situation as an outsider might. Coaching can help you get perspective and see things in a more detached manner.

It’s Lonely at the Top

Executives need a valuable ally and a resource for professional growth. They hire coaches to help explore their strengths and vulnerabilities.

Coaches are also valuable allies in decision-making. Many executives find it helpful to talk important decisions over with a trusted coach—just the process of talking can help sort out and clarify thoughts and feelings. Not to mention how another person’s views may illumine aspects of a problem that you may have missed.

Besides, many a coach’s specific arena is one of interpersonal relationships, office politics, and corporate culture. To be effective in our work, you must be effective in building relationships with your bosses, subordinates, peers, and other organizational stakeholders such as customers and suppliers. Management and leadership are all about influence.

Idea for Impact: Coaching is how people get better at what they do

You too should consider a coach to look at things with a fresh eye, improve your performance, and help with interpersonal relationships in the workplace.

Don’t Be Deceived by Others’ Success

Imitating successful competitors is a leading pathway to business innovation. Benchmarking can offer meaningful insights into comparative performance and help discover learnings for improvement. However, adopting others’ best practices can be surprisingly misleading and ineffective.

Four perception biases that come with benchmarking other companies can fail to make yours any better.

Many companies luck into success.

As I’ve noted before, you can’t reproduce others’ luck. Successful companies tend to significantly overvalue the effect of their leaders’ deliberate decisions on their performance and understate the role of chance—being at the right time, at the right place, with the right people. Alas, what worked in their circumstances may not work in yours.

The set-up-to-fail syndrome.

Benchmarking can be remarkably misleading when you make oversimplified comparisons to superstars who may not represent your situation. You could sink your business if you blindly copy celebrity leaders’playbooks in the wrong context, product, strategy, or market.

Companies that benchmark Apple and Steve Jobs and sidestep market research often disappoint themselves when their product launches fail. The leaders of these companies neither have Jobs’s brilliant intuition nor his extraordinarily talented creative team to build what customers want but didn’t know they wanted yet.

In the same way, companies that imitate the 20-70-10 “rank and yank” processes from Jack Welch’s playbook often fail to realize that several factors contributed to their success at General Electric. Welch had a robust organizational culture that insisted on regular and candid employee feedback and robust personnel processes for recognizing and developing the best talent within the company.

Corporate culture is a tricky business.

Your company’s culture—the prevailing way your people feel, think, behave, and relate to one another—cannot be changed easily. One industrial company aborted trying to imitate Google’s culture. This company couldn’t get its managers and employees to be more autonomous and innovative because the company’s and the industry’s ingrained culture did not lend itself to experimentation, risk-taking, and the celebration of fast failure.

Benchmarks look backward, not forwards.

In a competitive, ever so fast-changing world, what has succeeded in the past ten years may not necessarily do so in the next 10. The management guru Tom Peters once warned, “Benchmarking is stupid! Because we pick the current industry leader, and then we launch a five-year program, the goal of which is to be as good as whoever was best five years ago, five years from now.”

A strong focus on “quick wins” can turn out long-term losers.

Benchmarking can make short-term gains but have adverse long-term effects that may not manifest until many years later. By imitating an industry leader, a capital goods company decided to boost efficiency by outsourcing design to its suppliers. Years later, it discovered the debilitating effects of the loss of vital technical knowledge.

Idea for Impact: Best practices only add value when applied in the proper context

Applying best practices in the wrong context is a sure-fire way to hold your company back.

Pay attention to all ideas, mull them over, test what makes sense, adopt what works, and discard what doesn’t.

Sure, help yourself to great ideas wherever you can get them, but be mindful of the context. Try to understand how the top performers’ circumstances and culture may be causing their success. Think through the long-term consequences of any decision you take or any practice you adopt.

Hitch Your Wagon to a Rising Star

If it becomes apparent that someone above you on your department’s org chart is a superstar, let them know that you want to join their team or continue to work with them as they move up. Especially if you sense you’d connect with them intellectually as well as emotionally.

Companies identify their A-players, pour training into them, give them growth opportunities, and build their experience using “stretch assignments.” Partner with such a superstar. Even if they get hired away by a competitor, you’ll stand a chance of moving with them.

Contrarily, if you wind up working with someone whose career is about to implode, try to get a transfer away from that person as quickly as possible.

Reinvent Everyday

General Electric supremo Jack Welch’s advice to Indian-American investor and businessman Vivek Paul:

Every time I land in New York after an international business trip, I imagine that I’ve just been appointed chairman and that this is my first day in the role, and the guy before me was a real dud. Every time I think, “What would I do that was different than the guy before? What big changes would I make?”

When you can think about expectations from a more detached point of view, rather than an immersed point of view, you aren’t overly invested in an entrenched pattern of thinking.

A period of rest, entertainment, or exposure to an alternative environment can dissipate fixation and help you gain a fresh perspective. It makes you think big. Subconsciously, you can push yourself harder and go after bigger, loftier, harder goals.

Idea for Impact: Don’t limit yourself by past expectations.

The Best Way to Achieve Success is to Visualize Success

What athletes think about has a profound effect on how they perform—both negatively and positively. American sportswriter George Plimpton’s Sports! (1978) identifies the “self-satisfying optimism” that permeated the mind of soccer star Pelé under the stress of contest:

In the New York Cosmos’ locker room, it was Pelé’s ritual to lie on the floor with his feet elevated on a bench, one towel neatly folded under his head, another shielding his eyes. Half in, half out of his cubicle, he would begin a sort of waking dream—pleasurable scenes of playing barefoot on Brazilian beaches, playbacks of triumphs of his astonishing career that he planned to emulate. The more important the game, the longer his dream. On the occasion of the first huge crowd the Cosmos drew in New Jersey’s Meadowlands—62,394 people—he spent 25 minutes under his towel and then scored three goals against the Tampa Bay Rowdies.

Idea for Impact: Foreseeing yourself succeed helps you believe that it can happen.

Before you meet with a new sales prospect or when you’re procrastinating on any daunting task, take some time to imagine richly what you will see, taste, hear, smell, and feel once you’re successful.

Use the power of visualization to evoke the future self, who’s achieved your goals. See in your mind’s eye the finish line you’re aiming at.

Visualize what “done” looks like. Imagine the sense of achievement. Envision the relief of being finished. See the fame, rewards, accolades, awards, adulation, satisfaction you’ll receive in your mind’s eye.

Imagine taking action.

Visualize achieving your goal.

Now make it happen.

Wouldn’t You Take a Pay Cut to Get a Better Job Title?

Venture capitalist Ben Horowitz on giving employees ego-boosting new job titles to appease them for not receiving a promotion or a pay increase:

Marc Andreessen argues that people ask for many things from a company: salary, bonus, stock options, span of control, and titles. Of those, title is by far the cheapest, so it makes sense to give the highest titles possible… If it makes people feel better, let them feel better. Titles cost nothing. Better yet, when competing for new employees with other companies, using Andreessen’s method you can always outbid the competition in at least one dimension.

Millennials tend to consider work as the defining aspect of their identity (see Horowitz’s What You Do Is Who You Are (2019.)) Job titles aren’t just descriptors of what they do but a reflection of who they are—not just service technicians at an Apple Store, but Geniuses. A self-elevating job title helps them cling to the notion that work has meaning and, consequently, their work-lives make sense.

Moreover, since they’re experiencing more of their lives online than any generation before them, millennials tend to be conscious of their personal brands on social media. Being a ‘senior numbers ninja’ rather than a mere ‘cost accountant’ offers instant branding appeal.

Idea for Impact: However superficial they sound (“bogus grandeur,” I called them previously,) a fancy title could help you land a better position further down the line. Get creative with your job title even if you have to take a hit on your expected salary—it could pay off in the long term.

Rules Are Made to Be Broken // Summary of Francesca Gino’s ‘Rebel Talent’

Rebels have a bad rep. When you think of them, you imagine trouble. However, all rebels really do is take the habits that could hold the rest of us back and break them.

Instead of leaning toward the comfortable and the familiar, rebels ask questions and look at problems from unexpected perspectives. They aren’t afraid to question assumptions, stick their necks out, make themselves vulnerable in front of others, or experiment and fail.

'Rebel Talent' by Francesca Gino (ISBN 0062694634) Harvard social scientist Francesca Gino’s Rebel Talent: Why it Pays to Break the Rules in Work and in Life (2018) aims to explain the merits of breaking the rules and showing how to see challenges from new perspectives.

When we challenge ourselves to move beyond what we know and can do well, we rebel against the comfortable cocoon of the status quo, improving ourselves and positioning ourselves to contribute more to our partners, coworkers, and organizations.

The anecdotes and case studies that Gino pulls together to illuminate her “rebel talent” narrative are hardly convincing. In fact, they’re no more than examples of creative—perhaps unconventional—thinking. To take a prominent example Gino cites in the book, Captain Sully Sullenberger (of the US Airways Flight 1549 incident) did nothing rebellious. With 40 years of flying experience and situational awareness, he made lightning-quick decisions to land in the Hudson and not return to a nearby airport.

Recommendation: Read the introduction of Francesca Gino’s Rebel Talent, and skim the rest. The book’s introduction has a few useful concepts that merit an article, but the book lacks the rigor and utility to be expected from a Harvard Business School professor. The key takeaways (codified as the “eight principles of rebel leadership”) are relatively clear-cut: be curious and open-minded, never be satisfied, embrace discomfort, think unconventionally, and break established norms.

Five Ways … You Could Elevate Good to Great

  1. Don’t be too self-critical. If you must dissect your faults, do so with a mirror, not a magnifying glass. For instance, reframe “I’m buried in debt” as “I owe $800 on credit cards and $10,000 in student loans.”
  2. Set easy-to-meet, incremental goals. You’ll feel so good about the results that taking the next step will be much easier. The best plans are only good intentions unless you set deadlines for yourself and achieve results. Keep a written list of all your accomplishments, however small, and celebrate your progress.
  3. Don’t try to do everything. Continuous learning on a few areas will help you pin down and sharpen the essential skills to move up.
  4. Make the most of mentors. Bring together a range of experts and tap into their knowledge and experience. Watch and learn how those you admire got to where they are now. Take responsibility for your own development and placement. Map out your own journey.
  5. Seek out opportunities. Join cross-team projects. Get involved with all aspects of your job. Keep your eyes and ears open to everything up for grabs. Ask for what you want and take risks—you’ll accomplish more and feel good about being brave.

Bonus: Come to terms with your limitations and deal with problems deftly before they metastasize.

Five Ways … You Could Score Points with Your Boss

  1. Know that your job is to help the boss win. If you’re not sure what exactly represents success for your boss, ask. Keep her goals in mind when presenting ideas. Minimize your use of her time and resources.
  2. Keep track of everything your boss puts on your plate. Let her realize that if she assigns something to you, it’s either going to be handled, or you’ll bring it back up with her for a follow-up.
  3. Size up your boss’s style. Is she a delegator (don’t overwhelm her with detailed updates) or a hand-holder (involve her in making decisions—even if to ask, “Does that sound right to you?”)? Match up your boss’s communication preferences.
  4. Identify your boss’s pet peeves. Is it being late to appointments, dropping by unexpectedly, bringing a problem to her without suggesting a remedy, or coming to a meeting unprepared? Avoid them like land mines.
  5. Take upon yourself any aspect of your boss’s job that she doesn’t find particularly interesting. You’ll improve her work-life quality. (And you’ll broaden your experiences and become noticeable to other leaders.)

Bonus: If she’s a good boss, tell her. Few people think to say it. Praise, but don’t flatter.
