Aubrey C. Daniels’s Bringing out the Best in People: How to Apply the Astonishing Power of Positive Reinforcement (2016) stands out as one of the most practical and comprehensive handbooks I’ve encountered on effective management techniques by a behavioral psychologist.

'Bringing Out the Best in People' by Aubrey Daniels (ISBN 1259644901) Central to Daniels’s approach is a management system rooted in positive reinforcement, which he argues leads to significant and measurable outcomes in both the short and long term. He contrasts this with traditional methods of punishment and criticism, which he finds to be ineffective and counterproductive. Instead, he advocates for praise and rewards to drive lasting behavioral change and enhance productivity. Drawing on principles from behavioral psychology, the book provides actionable strategies for implementing positive reinforcement effectively, fostering an environment of appreciation and support, and unlocking individuals’ full potential. Now in its third edition, it also offers insights into organizational change and establishing fair performance standards tailored to each person.

Here are some key takeaways from the book:

  • Incentives Drive Behavior. People don’t do what you tell them; they do what gets them a reward. “Managers must understand why people behave as they do with the same depth that scientists understand gravity” and align desired behavior with organizational objectives. Don’t “find fault or place blame, but analyze why people are behaving as they are, and modify the incentives to promote the behavior you need.”
  • Value What They Value. Positive reinforcement proves to be the most effective method for motivating individuals. It extends beyond mere monetary rewards or verbal praise; it encompasses anything of value to an employee. For instance, allowing an employee to dedicate some time to working on a favorite feature can serve as a form of reinforcement.
  • Consistency Shapes Behavior. Positive reinforcement has to be an everyday affair. It is most effective when it occurs immediately, is specific, and happens frequently. (Studies indicate that children with ADD and learning disabilities can maintain focus for extended periods while playing video games that offer 85 positive reinforcements per minute.)
  • Pure Praise, No Prompts. Positive reinforcement loses its effectiveness when followed by criticism (such as in “but, you need to improve X, Y, Z”) or suggestions for improvement because it dilutes the impact of the praise and can create confusion or mixed signals for the individual receiving feedback. “Do not use the occasion for praise as an opportunity to prompt or instruct.” The popular sandwich feedback technique has many pitfalls.
  • Bringing out the Best in People through Positive Reinforcement Regular Talks = Better Performance. Plan, give feedback, and adapt weekly. Hold weekly planning and feedback sessions. Relying solely on monthly reinforcement offers only 12 chances per year to influence someone’s performance. The annual review and bonus process doesn’t give employees the chance to make adjustments when it’s most crucial.
  • Reward High Performers; Redirect Others. Managers should prioritize recognizing and reinforcing the efforts of high-performing employees rather than solely focusing on addressing issues with underperformers. When dealing with employees who are not performing well, allocate a limited amount of time to address factors such as lack of necessary skills or abilities, inherent personality traits, or deep-seated behavioral patterns. However, if despite considerable effort there is only marginal improvement, it’s best to minimize losses by suggesting that their strengths may be better utilized in a different role. Assist them in finding a position that suits them better.
  • Continuously Refreshed Goals = Fresh Motivation. After reaching a goal, individuals may lose motivation due to complacency, like students after an “A” grade. To combat this, set new goals, offer feedback, recognition, and incentives, and foster a culture of continuous improvement to sustain motivation and drive progress.
  • Coercion Kills Motivation. An authoritarian or coercive “do it or else” demand typically only prompts individuals to perform at the minimum level required because it instills fear or compliance rather than genuine motivation. When faced with threats or coercion, people often focus on avoiding punishment rather than striving for excellence. This approach stifles creativity, initiative, and intrinsic motivation, resulting in minimal effort and limited engagement.
  • Clear Targets, Unstoppable Momentum. To motivate employees, establish a transparent method for measuring achievement. This encourages self-motivation. For instance, a software programmer’s performance could be measured by the number of bugs fixed, with extra recognition for addressing severe issues, or by the volume of documentation produced.

Why Good Founding Stories Sell: Stories That Appeal, Stories That Relate

It’s the most famous “founding” story ever told. Isaac Newton often told it himself. William Stukeley first published it. Voltaire popularized it.

In 1666, Newton was strolling in a garden in Lincolnshire when he saw an apple drop from a tree. The fruit fell straight to the earth as if tugged by an invisible force. (Subsequent versions of this story had the apple striking Newton on the head.)

That mundane observation seemingly led Newton to conceive the notion of universal gravitation, which explained everything from the falling apple to the moon’s orbit. Whether it was true or not, the apple episode probably motivated Newton. But, indeed, he did not arrive at his theory of gravity at that single moment, as is commonly believed.

Most Origin Stories Make a Good Yarn

Fast-forward three and a half centuries, from England to California. Today, the “Eureka Moment” narrative is a Silicon Valley staple.

Most founding stories would rather you believe that brilliant entrepreneurs came about the outstanding idea for their startups in an almost Moses-like manner. In reality, though, that’s not the real story of how some of our iconic companies began.

When eBay launched, it gained loads of fanfare by proclaiming that Pierre Omidyar and his fiancée built the “Auction Web” to buy and collect Pez candy dispensers on the nascent internet. According to Adam Cohen’s The Perfect Store: Inside eBay (2002,) eBay’s public relations manager Mary Lou Song fabricated that founding story in 1997 to interest the media.

Netflix supposedly stemmed when co-founder Reed Hastings racked up a $40 fine with a Blockbuster store for his overdue copy of the movie Apolo 13. Netflix co-founder Marc Randolph’s That Will Never Work: The Birth of Netflix and the Amazing Life of an Idea (2019) debunks that origin myth. Although Hastings’s $40 fine inspired the process, it wasn’t the single “spark of imagination” that cooked up Netflix.

YouTube supposedly began when founders Chad Hurley and Steve Chen could not share videos of a 2005 dinner party in Chen’s San Francisco apartment. Everybody accepted the story until it was refuted by the third co-founder, Jawed Karim (who had been sidelined by Hurley and Chen.) Karim produced a prototype of YouTube inspired by HOTorNOT, a dating site that nudged users to upload photos and others to rate the looks of potential companions. Karim was particularly inspired by the concept of user-generated content versus website owners supplying the content. He set out to make a version of HOTorNOT with video. Chen later admitted that he embellished the dinner party story, which was “probably very strengthened by marketing ideas around creating a story that was very digestible.”

Facebook, first called FaceMash, was also inspired by HOTorNOT. Mark Zuckerberg and his dorm buddies created a website to post pairs of pictures from Harvard’s student community, asking users to rate the “hotter” individual.

Many Good Founding Stories are Just That—They’re Good Stories.

No company is ever founded in a single moment. Ideas evolve after assimilation and experimentation over several months, even years. It’s less interesting to say that things just develop, one idea building upon another. You won’t get as much publicity for rendering a normal-but-boring founding story.

If these mythic creation stories prove anything, it’s that people prefer a good story. People like a storyteller who’s more articulate than one who is accurate. Good stories move. Good stories lead audiences on a journey of the imagination.

Telling a Good Story is a Rehearsed Performance

Human beings are not transformed as much by statistics and facts as we are by stories. In All Marketers are Liars—The Power of Telling Authentic Stories in a Low-trust World (2005,) marketing guru Seth Godin says successful marketers don’t discuss features or benefits. They tell stories. Stories that readers want to read. And believe.

If humans were rational, we’d make judgments based on facts and statistics. But we’re not rational; we’re more convinced to act on stories, especially with emotional content. So the ability to tell a story well is a beneficial tool to add to your toolkit.

Idea for Impact: Those who can create and tell entertaining and exciting stories will have a marked advantage over others regarding persuasion. Learn to tell clear, commanding stories that make a good metaphor. Stories that appeal to emotion. Stories that relate. Stories that hold people’s attention. Stories that travel fast.

Where Empowerment Fails

Empowerment—giving employees greater autonomy—boosts engagement and creativity. It builds job satisfaction and improves retention. However, the success of empowerment initiatives depends on the personality traits of the managers implementing them down in the trenches.

Middle managers who value behaviors like team orientation, collaboration, and respectful interactions are more likely to enable their teams to set their own goals and entrust them to complete tasks in their way. But many managers in hierarchical structures embrace a certain command-and-control reflex that gets triggered in positions of power. Empowerment means transferring power to someone else, something they loathe. The alpha dimension to the personalities of these managers ends up micromanaging and impeding the autonomy of those in their team.

Idea for Impact: Relinquishing control over others and trusting employees not to abuse that responsibility isn’t easy for most managers; it takes someone very self-confident and secure to discharge empowerment.

The “Adjacent Possible” Mental Model

The “Adjacent Possible” consists of all those ideas that are one step away from what actually exists. One thing leads to another, and when you achieve an adjacent possibile, you may hit upon more adjacent possibles.

So exploring the edges can take you somewhere new that you can’t predefine. The adjacent possible is something that gets continuously shaped and reshaped by your actions and your choices.

Steven Johnson’s Where Good Ideas Come From: The Natural History of Innovation (2010) urges, “The adjacent possible is a kind of shadow future, hovering on the edges of the present state of things, a map of all the ways in which the present can reinvent itself.”

Johnson borrowed the conception from biologist Stuart A. Kauffman’s The Origins of Order: Self-Organization and Selection in Evolution (1993.) This book examines a fundamental law of evolution: how everything has to evolve one step at a time within its realm of possibility, which sits directly adjacent to its current position. Novelty isn’t an abrupt, isolated happening, but rather stem from the voyaging of what is adjacent or related to what already exists.

Idea for Impact: Start at the edge of what works. Then, explore the adjacent possibile space. You may just get to those streams of opportunities that lead to the next big thing.

You Never Know What’ll Spark Your Imagination (and When)

Children find all sorts of unexpected ways to nurture their imagination. With uninhibited curiosity and creativity for fantasy, they can create and connect concepts without inner judgment. What children discover with their active imagination often molds how they see the world and fuels their dreams, as the following cases will illuminate.

Albert Einstein (1879–1955) hardly spoke until he was three. His delayed verbal development made him curious about ordinary things that most grown-ups take for granted—such as the nature of space and time. When he was five and sick in bed, Einstein’s father brought him a contraption that stirred his mind no end. It was the first time he had seen a magnetic compass. Laying in bed, Einstein tried waving and turning the little gadget in vain to trick it into pointing off in a new direction. He later wrote, “A wonder … this experience made a deep and lasting impression upon me. Something deeply hidden had to be behind things.”

Bertrand Russell (1872–1970) was born into a notable aristocratic family. His parents were progressive thinkers and atheists. They chose philosopher John Stuart Mill as Russell’s secular godfather. When Russell’s parents died when he was four, they designated in their will that their progressive friends should look after young Russell and bring him up as an agnostic. But his grandparents intervened, abandoned the parents’ stipulation, and raised Russell and his brother Frank in a strict Christian household. As an adolescent, Russell kept a diary expressing his misgivings about God and concepts of free will. He kept his diary in Greek letters so that his grandparents couldn’t read it. When he went to Cambridge, he bumped into many people who thought the way he did. He actively engaged in debates and discussions. When Russell was eleven, Frank introduced him to the work of Euclid, which Russell described in his autobiography as “one of the great events of my life, as dazzling as first love. I had not imagined there was anything so delicious in the world. From that moment until I was thirty-eight, mathematics was my chief interest and my chief source of happiness.” Russell became the 20th century’s most important agnostic, philosopher, and mathematician.

Ansel Adams (1902–84) had a difficult time in school. An unruly boy, he was hyperactive and dyslexic. He was ousted from several schools. He later wrote, “Education without either meaning or excitement is impossible. I longed for the outdoors, leaving only a small part of my conscious self to pay attention to schoolwork.” His parents eventually gave up and began homeschooling him. When he was 14, they gave him two gifts: a Kodak #1 Box Brownie camera and a trip to Yosemite National Park (the National Parks Service had just been established.) On that family trip, Adams was so captivated by the charm of the mountains and the woods that he would revisit the park every summer for the rest of his life. Adams began experimenting with cameras, solidifying a lifelong connection between his two passions—photography and the natural world. He set the gold standard for art photography in the 20th century. His extraordinary photographs of Yosemite and other wilderness areas became familiar to millions worldwide.

Idea for Impact: You never knew what would spark the imagination. Build your creative muscle. Emphasize effort over the results of creative endeavors and enjoy new experiences. Play. Wander. Rebel. Experiment. Challenge. Indulge. Question. Absorb.

Flying the Fun Skies at Southwest Airlines: Giving Employees the Freedom to Deliver a Great Brand Experience

Southwest Airlines achieved great success early on due to its committed and motivated workforce. Founder Herb Kelleher recognized the importance of prioritizing employee satisfaction to create a culture of caring for one another and providing excellent customer service. Kelleher famously said, “The business of business is people—yesterday, today, and forever. If the employees aren’t satisfied, they won’t provide the product we need.”

To create a positive work environment, Southwest Airlines encouraged fun among its employees, setting it apart from other airlines that were considered dull and unappealing. Celebrating employees and their families is deeply ingrained in Southwest Airlines’ culture, and it is evident in the prominent display of pictures capturing these special moments throughout their office spaces. Beyond the Call of Duty: Ladies and Gentlemen Serving Ladies and Gentlemen at Ritz-Carlton

The Ritz Carlton is renowned for its exceptional customer service, with the empowerment of employees being a critical factor in their approach. The company’s philosophy of “Ladies and Gentlemen Taking Care of Ladies and Gentlemen” highlights the importance of treating customers and employees with respect and dignity. Regardless of their rank and title, employees can spend up to $2,000 per day per guest without seeking supervisor approval to solve problems and deliver personalized and unforgettable guest experiences. This approach may seem costly, but it empowers employees to use their judgment to create memorable and personal experiences for guests. One of my friends enjoyed staying at a Ritz-Carlton hotel a few months ago, where he ordered a burger and a milkshake. Unfortunately, the hotel did not offer milkshakes, so he settled for a glass of water. However, to his amazement, the waitress surprised him with a milkshake to accompany his burger. She went the extra mile without being prompted by scouring the kitchen for milk, ice cream, and cold milk to create the shake.

Idea for Impact: Empowering Employees is a Strategic Approach That Yields Significant Benefits

Empowering employees goes beyond providing the necessary tools and training; it fosters a culture of trust, autonomy, and ownership.

Sock Success: How THORLO’s Customer Focus Led to Big Wins

Jim Throneburg made socks. Innovative socks. “Activity-specific” padded socks. THORLO, his family-owned sock manufacturing company based in Statesville, North Carolina, is known for its innovative padded socks for various activities such as running, hiking, walking, skiing, and more.

Throneburg’s innovation didn’t come from a flash of genius but from a personal experience. In 1953, Throneburg founded THORLO after seeing his father suffer from foot pain caused by poor-quality socks. He started selling socks out of the trunk of his car. As the quality of the socks gained recognition, the company began to expand. In the 1960s, the product line expanded to include socks for hiking and mountaineering, and in the 1970s, THORLO developed a specialized padding system that could be customized for different activities.

In the late 1970s, Throneburg realized that as the function of shoes changed, so should the design of the socks that complemented them. Drawing from his experience at a weight-loss clinic where he needed thicker-soled socks, he transformed Throneburg Hosiery Mill from a commodity business into an innovative sock manufacturer that became THORLO. He invested in new designs, yarns, and technology that he had perfected, making padded socks for the military. The company has since created dozens of sport-specific sock varieties.

THORLO’s R&D happens where the foot meets the sock and the shoe, addressing everyday problems ordinary people face. Throneburg developed a ladies’ rolltop sock for golf and tennis after a woman golfer complained about her socks slipping down. When a man with a rare foot condition found relief from THORLO’s socks and asked if Throneburg could make socks for his young daughters, Throneburg forwarded the request to product development.

Throneburg held more than 25 patents in the United States and internationally, and he was one of the most prolific inventors in the sock, insole, and shoe industries. His success demonstrated that innovation does not require a flashy tech startup or a billion-dollar budget.

Idea for Impact: Innovation could happen anywhere and at any time. It was not just about new products or cutting-edge technologies but about seeing things differently and understanding customers’wants and needs.

'Range' by David Epstein (ISBN 0735214506) Range: Why Generalists Triumph in a Specialized World (2019) by science journalist David Epstein challenges the notion that specializing in a narrow field from a young age is the best way to achieve success.

Epstein argues that groundbreaking ideas don’t typically originate from a single individual or function but rather at the point where different skills (or people) intersect. He suggests that individuals with a broad range of interests and skills, or what he refers to as “generalists,” are better suited to tackle complex, poorly defined problems than those who specialize early and narrowly. These generalists not only possess the skills to solve complex problems but are also more comfortable with volatility and unpredictability and can construct compelling narratives of the future.

Epstein presents subjective evidence from various fields, including sports, music, and science, to illustrate how people with diverse interests and experiences tend to have more creativity, flexibility, and adaptability in problem-solving.

Generalists vs. Specialists: The Battle for Expertise Recommendation: Quick read Range. Epstein’s anecdotes often present a universal view in favor of generalists. Without adequate empirical evidence to support his claims, his hypothesis favors, at a minimum, sampling a variety of interesting fields before committing to a particular specialization.

The most coveted jobs today are in complex and unpredictable fields, requiring employees to have broad and flexible knowledge. Moreover, in a world where people are inundated with information but crave wisdom, there’s a pressing need for synthesizers who can gather the right information, think critically, and make informed decisions.

You’re inclined to be drawn toward those who are similar and wary of those who differ. Similarity bias propels you to unwittingly filter out ideas and opinions that diverge from your own.

Expand your view by actively seeking opposing views. Break your routines. Fraternize with considerate, ‘unlike’-minded people. Remain open to alternative interpretations. Ask big “what if” questions and frame things with an exploratory conjecture: ‘what if we did it this way?,’ ‘do we understand the problem?’ or ‘why doesn’t this work better?’

Putting yourself in a learning and questioning mindset will inspire, stimulate, and challenge you to step out of what you know. Decision-making and creativity will soar.
