You Shouldn’t Force Yourself to Be a Morning Person

Since the dawn of time, the world has venerated early birds and propagated the notion that getting up with the lark makes you healthy, wealthy, and wise. The internet is full of references to the early-to-rise habits of Tim Cook, Michelle Obama, or some celebrity du jour. Those who struggle with mornings are slandered as slothful.

Even the wiser productivity gurus often fail to acknowledge that “4 a.m. is the most productive hour” not because of some configuration of the planets or some scientific phenomenon but simply because there are fewer distractions at that hour.

Night owls, no need to force yourself into a mold that doesn’t work for you. No need to completely adjust your life and feel weary and less productive throughout the day.

Overhauling your sleep times may not have much effect. Ultimately, productivity isn’t about the time you wake up. It’s accommodating your most challenging tasks when your brain is working at its peak.

Idea for Impact: All of us are born predisposed to function better at certain times of the day. The more you understand your chronotype and adapt your work around your naturally preferred times, the more productive you’ll be. Experiment with your sleep schedule, but don’t push too far out of your natural preference. Stick with what works.

How to … Make a Dreaded Chore More Fun

If everyday chores feel like a drag and you don’t have the motivation to do anything but be on your phone and laze around, consider the following actions that have most benefited my clients:

  • Find a friend you can talk to long-distance while you both tackle household chores. You can keep each other accountable.
  • Challenge yourself to beat the clock. Set a time to complete the task, and see how much ahead you can get it done.
  • Do “three-minute tidy” routines throughout the day. Choose a room or clutter magnet and go at it for three minutes. Sprucing up as-you-go throughout the day is more agreeable than a long list of must-dos that must be tackled at once.
  • Begin a dreaded chore in the morning or at the earliest you can. So the rest of the day is free for having some fun. The sooner you check off your to-do list, the more motivated you tend to feel.
  • Embrace the mess. It’s okay is good enough. Tolerate some clutter from time to time and excuse yourself for not getting all the chores done or having a perfect home. Think about it as a form of prioritization.

Why Groups Cheat: Complicity and Collusion

News broke out that Ernst & Young revealed this week that its employees cheated on ethics exams. The accounting behemoth is being fined $100 million. That’s one of the biggest fines ever levied against an audit firm.

It’s absurd that specialists responsible for keeping things straight and steering moral enterprise cheated on ethics exams! Ernst & Young’s leadership evidently disregarded the internal reports about the cheating. Perhaps because when people identify so strongly with a group, they’re much more swayed to view the group’s actions positively and accept that group’s norms.

Research by Vanderbilt University’s Jessica Kennedy and colleagues suggests that high-flying people are sometimes more inclined than low-ranking people to adopt what their group recommends, even when it represents an ethics breach. Power sometimes provokes people to so strongly want to identify with their group that they’re willing to overlook when the group’s collective actions cross an ethical line. This affinity is, therefore, urged to sustain transgression instead of stopping its spread, especially when the odds of being caught and punished are slim.

How to … Nap at Work without Sleeping

Make nap time the new coffee break. A quick snooze boosts productivity and improves memory and problem-solving.

Bill Anthony’s The Art of Napping at Work (1999) states that a shot of shut-eye was an indispensable afternoon pick-me-up for some of history’s greatest achievers, viz., Aristotle, Eleanor Roosevelt, John D Rockefeller, Leonardo da Vinci, Lyndon B Johnson, Margaret Thatcher, Napoleon, Salvador Dalí, Thomas Edison, and Winston Churchill.

According to the University of California-Irvine sleep researcher Sara Mednick, you don’t want to get into a deep sleep because you need to be alert. Her Take a Nap! Change Your Life (2006) uses the term “sleep inertia” to describe the inability to shrug sleep off after a nap. This impaired state worsens as you go deeper and deeper into sleep. So the trick is to avoid getting deep sleep.

If you nap about twenty minutes, you’ll be in light sleep, which is easy to get out of. In other words, twenty minutes is long enough to reach Stage 2 sleep but short enough to ward you off from waking up groggy.

Idea for Impact: Go ahead and snooze for 20 minutes, ideally sometime between 2 p.m. and 4 p.m. Step into bright light or splash your face with water if you need help regaining alertness after the alarm goes off. The post-nap energy spike can last for several hours.

Be Kind … To Yourself

In Fierce Self-Compassion: How Women Can Harness Kindness to Speak Up, Claim Their Power and Thrive (2021,) University of Texas-Austin’s Kristin Neff argues that self-acceptance and self-compassion—being good to ourselves—makes us more likely to adopt healthy behaviors.

Neff summarizes numerous studies that have suggested that self-compassion is associated with overall well-being: “The more you’re able to accept yourself, the more you’re able to make positive, healthy changes in your life.”

The most important relationship you’ll ever have is the relationship with yourself. Learn to pay attention to your thoughts and feelings. Put your needs on top; give yourself compassion and comfort. Listen to your restlessness. Feelings of agitation can lead to a new life of purpose. True self-awareness can help you learn what drives you, what excites you and motivates you.

Neff suggests creating moments within each day and practicing meaningful self-care. Do something nice for yourself: take a walk in the woods, meditate, play with a pet, call a friend for support, journal, or indulge in a hot bath.

Idea for Impact: Pay attention to your self-talk and speak to yourself the way you would to someone you love, “What do you need right now?” Dwell upon that question and allow an authentic answer to emerge. Then, ask, “What’s one brave decision you can make now to get unstuck and move in the direction of your goals? What’s stopping you from getting started?”

How to Lead Sustainable Change: Vision v Results

In the Drucker Foundation’s Leader to Leader (1999,) Harvard Business School professor John Kotter proposes one of my favorite visuals on the essence of noticeable results that bear witness to a leader’s vision of change:

This illustration encapsulates why some organizational change initiatives succeed while others never get off the ground or break down after a while. Kotter observes,

Results and vision can be plotted on a matrix that has four dimensions. Poor results and weak vision spell sure trouble for any organization. Good short-term results with a weak vision satisfy many organizations—for a while. A compelling vision that produces few results usually is abandoned. Only good short-term results with an effective, aligned vision offer a high probability of sustained success.

Idea for Impact: The only way a leader can produce a well-paced, sustainable, and transformational change is by mobilizing the people around her to appreciate the benefits for them in her vision of the desired future. Ongoing results oblige visibility into progress and will catalyze the organization’s commitments.

Nuts! The Story of Southwest Airlines’ Maverick Culture // Book Summary

Kevin & Jackie Freiberg’s Nuts! Southwest Airlines’ Crazy Recipe for Business and Personal Success (1996) is a popular tome about the history and culture of Southwest Airlines and the fun-loving antics of its colorful co-founder and CEO Herb Kelleher (see my tribute.)

'Nuts- Southwest Airlines' by Kevin and Jackie Freiberg (ISBN 0767901843) Despite its Pollyannaish tone and repetitive narratives, Nuts| is a very enjoyable cheerleaders’ account of how an underdog overcame roadblocks and thrived in a competitive industry.

Nuts| focuses on the people-oriented culture that Herb and his secretary Colleen Barrett established based on Herb’s well-known dictum, “The business of business is not business. The business of business is people.” To Herb, Southwest was a cause—never just a company. The Freibergs write,

If there is an overarching reason for Southwest Airlines’ success, it is that the company has spent far more time since 1971 focused on loving people than on the development of new management techniques. The tragedy of our time is that we’ve got it backwards. We’ve learned to love techniques and use people. This is one of the reasons more and more people feel alienated, empty, and dehumanized at work. Many organizations today would be surprised at how much more people would be willing to give of themselves if only they felt loved.

Nuts| is dreadfully out-of-date. Southwest and the airline industry have changed a lot since the mid-90s. Southwest even stopped handing out peanuts to protect passengers from peanut-related allergies.

The miracle at Southwest Airlines could keep on only so long. As long as Herb was the CEO, employees would go the extra mile for the sake of Herb. Until his retirement in 2001, Herb preserved Southwest’s unique cost structure and work rules. Kelleher’s successor, Jim Parker, presided over mounting labor tensions and quit after just three years. CFO Gary Kelly replaced Parker in 2004. Bob Jordan became CEO in 2022.

The going has not been smooth for Kelly. Southwest has become more like the other carriers regarding employee relationships and cost structure. The rehabilitated legacy airlines and a new breed of ultralow cost carriers have chipped away gradually at many of Southwest’s apparent competitive advantages. Yes, customers still rave about Southwest’s friendly staff, unpretentious service, and flexibility in travel planning. However, Southwest hardly ever has the lowest fares on most routes. In fact, Southwest’s average fares have outpaced the industry by 12% since 2009.

Recommendation: Speed-read Nuts! … it’s full of original insights, upbeat stories, and concrete suggestions for principle-centered leadership and how to inspire people to achieve incredible results. Here are the key takeaway lessons:

  • Even a little respect goes a long way. Give employees responsibility and entrust them to take that responsibility.
  • Set the ground rules—and let employees be creative. “Culture is one of the most precious things a company has, so you must work harder at it than at anything else.”
  • Give your employees some skin in the game, and they’ll go the distance. Southwest claims, “We have credibility because we tell people what we’re going to do and then we do it.”
  • Empower workers to make decisions at the customer level. Employees who feel they have leeway in their jobs to make the “right decision” depending on circumstances are happier, more confident, and more productive. They’ll even give extra—because they believe their work has special meaning and is not just a job.
  • Make sure people feel they can be themselves and have opportunities to express individuality.
  • See yourself as a motivator and a positive force. When things go wrong, accentuate the positive and focus on a path to a solution. It’s an approach that employees will admire and want to emulate.
  • Build a sense of community. Foster the feeling of a “family” in which employees can count on each other professionally and personally.
  • Recognize that employees have lives outside of work. Celebrate every milestone to establish and strengthen relationships. The walls of Southwest’s headquarters are covered with pictures and commemorative plaques of picnics, community service awards, customers’ commendation letters, service employee milestones, and tributes to important cultural events.

Bollywood: An Escapism to a Happier Place

'Desperately Seeking Shah Rukh' by Shrayana Bhattacharya (ISBN 9354891934) On a long plane ride to India recently, I read Desperately Seeking Shah Rukh: India’s Lonely Young Women and the Search for Intimacy and Independence (2021,) economist Shrayana Bhattacharya’s ethnographic examination of legions of the superstar’s female fans.

Bollywood offers a diversion from the humdrum—and a reprieve from life’s many injustices. Female fans idealize Shah Rukh Khan in his portrayal of romantic, sensitive, vulnerable characters who’re utterly devoted to the women they love. But author Bhattacharya uses the escapism that Bollywood provides as a frame to paint a picture of feminism and socioeconomic inequity. Makes for interesting reading.

All forms of entertainment offer pleasant escapism—a balm against life’s slings and arrows. But Bollywood melodramas go a step further. Amid the predictable storylines and emotional dialog is the kind and brave hero—the ones typically played by Shah Rukh Khan—who fights for the affections of a pretty damsel against all adversities and vile thugs. Its heroes embody all the desirable qualities and fill fans’ heads with dreams of romance and resolution that may never come.

Their fantasies are—can I get married and be happy? Can I own a small car and not worry about petrol prices? Life can be very hard in India, so for two hours, I’ll give them real fantasy.

And that isn’t so bad. When everything in the film is so pleasing to the hearts—pretty locales, vibrant colors, rhythmic music, and spirited dancing included—no one cares about the predicable hollowness, cheesy dialogues, and the lousy acting.

Idea for Impact: Escapism from quotidian existence makes the world a more optimistic place, waiting to be filled with its own color and song.

Get Good At Things By Being Bad First

Your first attempts are going to be bad

A technique used by many a brilliant inventor:

  • Make something. Get it functional. Get it adequate. It’s okay if it’s subpar.
  • Then, stumble around. Iterate until it’s good.

Now, that’s a better creative process than making something good on the first go.

Start, even if you’re bad at it

Case in point: Write bad first drafts quickly. Start by getting something—anything—down on paper. Let it all pour out. Let it romp all over the place. No one’s going to see it. You can shape it up later. You can gradually polish the thought flow and enrich the choice of words.

If you aren’t willing to be bad initially, you’ll never get started on anything new.

It’s vastly easier to revise your way into a cut above than drum up brilliance out of thin air.

The way you create something good is by launching into it and then iterating gradually rather than by going into your cave and trying to create that perfect masterpiece.

Essentially, this is agile development. The best programmers write functional code to prove some concept. Along the way, they’ll get a better understanding of the business need for the software and the workflow. Bit by bit, they rework snippets of code and improve continuously.

Idea for Impact: Just start. Do a bad first job.

The bad is the precursor to the good. Bad will get you started. It’ll move you forward. Pressing on, you’ll get illuminated, enlightened, and informed.

Momentum is everything. Don’t put off any contemplated task thinking, “This is hard. I don’t know how to do this well. I’m going to have to do it perfectly. Or I need to wait till I have enough time.” The instant you stop cold and put something off, momentum starts the other way.

Motivation is often the result of an action, not its cause. Taking action—even in small, sloppy ways—naturally produces momentum. It’s a better solution than trying to do it right the first time.

What To Do If Your New Hire Is Underperforming

If a recent hire, particularly one brought into the team with high expectations, isn’t delivering, start by asking the following two questions:

  1. Is the employee in an environment that allows her to perform at her best?
  2. Are you clear on what her personal objectives are?

Only after answering both these questions with a ‘yes’ can you move to consider coaching, reassess the employee’s suitability, and examine if you need to terminate the bad hire quickly and cut your losses.

Idea for Impact: Nothing puts wind beneath a manager’s wings more quickly than asking these two questions when dealing with employee underperformance. Ask, don’t guess, how you can accommodate each employee’s strengths and needs and create an environment that works best for each individual.

There’s no one-size-fits-all answer to creating a positive culture, empowering employees, and tackling performance problems. Each employee faces individual challenges and has her own goals and preferences.
