Lessons from Toyota: Go to the Source and See for Yourself

Firsthand, on-the-frontlines observation can offer critical insights that facilitate informed—and inspired—decision-making.

The Japanese approach to problem-solving calls this Genchi Genbutsu (literally “go and see for yourself.”) Sometimes called “get your boots on,” it’s not unlike the notion of management by walking about (MBWA.)

Genchi Genbutsu Refers to a Disposition Than a Specific Action

Genchi Genbutsu is rooted in the idea that any report, say, about a problem on the shop floor, is an abstraction. It’s separated from its context, and therefore generalized and relativized.

Secondhand information tends to misrepresent reality enough to give you a false sense of conviction. The only real way to understand a problem is to see it on the shop floor and get the full breadth and depth of information to make the right decision.

For that reason, any solution concocted at headquarters, where the report is received and the problem diagnosed from a distance, is doubly abstracted from the source.

Genchi Genbutsu isn’t a license for management interference, but to understand the problem, unearth the root cause, and help those doing it to resolve the issue.

Genchi Genbutsu Case Study: Toyota Sienna and the 53,000-Mile Roadtrip

When Yuji Yokoya was appointed the chief engineer for the 2004 Toyota Sienna minivan, he had never designed a vehicle purposely for the North American market. He traveled 53,000 miles across North America to monitor and discover what was wrong with the previous Sienna models. He drove the Sienna and competitor’s minivans through every state in America, every province in Canada, and every state in Mexico. in February 2003, Forbes noted,

In Memphis, Yokoya’s minivan was blown into the next lane crossing the Mississippi from Tennessee to Arkansas. Fix: Yokoya reduced the van’s wind resistance by narrowing the gaps between panels and adding plastic shields under the wheel wells to redirect air.

In Yukon Territory, road noise on the Alaska Highway prevented conversation between the driver and rear passengers. Fix: Yokoya stiffened undercarriage to reduce twisting and added sound-dampening material to the frame.

A culture of on-the-spot problem solving is so ingrained in the Toyota culture. According to company lore,

In the mid-’70s, Toyota had just introduced a four-speed automatic transmission. It was very unusual to have an automatic transmission fail, if ever. It seemed indestructible. When Dr. Shoichiro Toyoda [scion of the founding family and chairman of Toyota 1992–99] visited a dealership, the dealer complained that a car just came in with a transmission that had failed. Dr. Toyoda, in his pressed suit, walked over to the technician, got in a dialogue with him, walked over to the oil pan where he’d drained the oil from the transmission, rolled his sleeve up, and put his hand in this oil, and pulled out some filings. He put the filings on a rag, dried them off, and put them in his pocket to take back to Japan for testing. He wanted to determine if the filings were the result of a failed part or if it was residue from the machining process.

Genchi Genbutsu Case Study: Medtronic and the Bloody Catheter

In the late ’80s, when Bill George became CEO of medical equipment manufacturer Medtronic, he discovered that its catheter sales weren’t good enough. His engineers had said the product was first-rate and improving.

When George visited an operating room to observe a surgical procedure, Medtronic’s catheter fell apart in the surgeon’s hands as soon as he inserted the balloon catheter into the patient’s femoral artery. The surgeon extracted the catheter from the patient. In a fit of rage, he hurled the blood-spattered device across at George, who ducked to avoid injury.

This “Bloody Catheter” incident helped Medtronic fix faulty products and spurred a thorough overhaul of Medtronic’s engineering, sales, and problem-solving processes. George later recalled,

Field reports are a dime a dozen. There’s no emotional association with them. But when you’re in a medical environment like an operating room, all your senses-sight, sound, smell, taste-are working. It’s a totally different experience than reading a field report.

Idea for Impact: If you haven’t experienced something firsthand, your knowledge about it is probably suspect

Even in the information age, not all knowledge you need can be at your fingertips. Go to the source. Be where the action happens. Don’t forego the power of emotional input.

This Buddhist joke evokes the old saying, “If you find yourself in a hole, first, stop digging.”

Prince Gautama, who had become the Buddha, saw one of his followers meditating under a tree at the edge of the Ganges River. Upon inquiring why he was meditating, the follower stated he was attempting to become so enlightened he could cross the river unaided. Buddha gave him a few pennies and said: “Why don’t you seek passage with that boatman. It is much easier.”

The Stoic philosopher Epictetus said, “Don’t seek for everything to happen as you wish it would, but rather wish that everything happens as it actually will—then your life will be serene.”

Moderate Politics is the Most Sensible Way Forward

A sharp observation on political extremism in this 1987 TV ad by comedian John Cleese for the Social Democratic Party-Liberal Party Alliance (1981–88) in the United Kingdom:

Extremism has its advantages … the biggest advantage of extremism is that it makes you feel good because it provides you with enemies. The great thing about having enemies is that you can pretend that all the badness in the whole world is in your enemies, and all the goodness in the whole world is in you. If you have a lot of anger and resentment in you anyway, and you, therefore, enjoy abusing people, then you can pretend that you’re only doing it because these enemies of yours are such very bad persons and that if it wasn’t for them, you’d actually be good-natured and courteous and rational all the time.

I don’t belong to a political party, and I don’t think I’ll ever join one. Partisan talking points irritate me no end. I’ll watch the upcoming debates, though, because I’ll find all the onstage mudslinging and the impulsive provocations very entertaining.

In politics, everyone tries to push emotional buttons. Few seem to talk about an evidence-based attitude for making decisions and allocating society’s resources where they’ll make the most impact.

Besides, the media today have made the exchange of ideas particularly charged and increasingly polarized. The only way to be heeded to in a screaming vortex is to scream louder and resort to premeditated ad hominum.

Idea for Impact: Wisdom doesn’t reside solely on one side of the center. I am partial to those moderates whose political stance often varies with the issue. Contrary to popular perception, they aren’t tuned-out or ill-informed. Instead, they’re disposed to see both sides of the complex problems, disregard the left and the right’s excessively ideological positions, and seek the middle ground.

How You See is What You See

So very often, we don’t give ourselves to allow for new understandings, new perspectives, and new interpretations to emerge.

Three people were visiting and viewing the Grand Canyon—an artist, a pastor and a cowboy. As they stood on the edge of that massive abyss, each one responded with a cry of exclamation. The artist said, “Ah, what a beautiful scene to paint!” The minister cried, “What a wonderful example of the handiwork of God!” The cowboy mused, “What a terrible place to lose a cow!”

Idea for Impact: Work to overcome the strong waves of conditioning that you’ve been exposed to your whole life.

Take a step back and consider how you’re responding to a situation emotionally and intellectually.

Free up your mind from the conditioning that may be restraining it.

Don’t let your narrow perspectives—those comfortable walls within which you confine yourself—to make you lose touch with what’s possible.

Explore. Discover. Discern. Open your mind to new frontiers.

Overcoming Personal Constraints is a Key to Success

Why do some people reach ever-higher levels of achievement, while others struggle or just plug along?

Norman Vincent Peale, the doyen of the think-positive mindset, provides a particularly illustrative example in You Can If You Think You Can (1987):

In Tokyo, I once met an American, an inspiring man, from Pennsylvania. Crippled from some form of paralysis, he was on a round-the-world journey in a wheelchair, getting a huge kick out of all his experiences. I commented that nothing seemed to get him down. His reply was a classic: “It’s only my legs that are paralyzed. The paralysis never got into my mind.”

No matter how formidable your talents, you’ll be held back by certain attitudes and behaviors that limit your achievements.

Your personal constraints—some of them beyond your control—will determine your level of success. Identify those constraints and make a plan to triumph over them.

Idea for Impact: The more you can reframe your attitudes toward the past, future, and present, the more likely you’ll find a meaningful life. Don’t let your constraints lay down what you can achieve.

How to Read Faster and Better

Look at the big picture first.

When reading new, unfamiliar material, do not leap directly into it. You can increase your comprehension and retention if you scan the material first.

Skim headings, subheadings, photo captions, and any available summaries.

Sense how the author has organized the key points. With reports and articles, read the first sentence of each paragraph, with books, glance at the table of contents, and chapter introductions. Scan the initial and concluding paragraphs of each section.

All this previewing will help anchor in your mind what you then read.

However, speed-reading doesn’t work if you need to really get to grips with the content of a piece of writing. So much of what’s significant about reading isn’t just about processing words.

Learn to pace your reading as per your purpose:

  • Read very fast if you’re looking only for a specific piece of information—skimming over revision notes before an exam.
  • Skim over text rapidly if you’re trying to get just general idea without worrying about details, like scanning a news article.
  • Read at a moderate pace if you want to comprehend and retain what you are reading. The more difficult the text, the slower you’ll read. Some texts will require rereading.
  • Read very slowly if you’re probing a text or soaking up its substance. When you just want to sit down and enjoy a good book, what’s the point in rushing anyway? After all, reading is about exploration, appreciating the beauty of a well-crafted sentence, thinking deeply, and following your imagination. Refer to Mortimer Adler’s guide to intelligent reading, How to Read a Book (1972; my summary.)

Idea for Impact: Reading is a skill, and, like any other skill, it’s worth your time to take, master, and enjoy. Skimming will help you cope with the overwhelming amount of text you’ll have to read in this day and age.

Don’t Live in a World Ruled by Falsehoods

“Reality is that which, when you stop believing in it, doesn’t go away,” defined the American author Philip K. Dick.

Lying is second nature to us, and under the influence of improbable thinking, even idealism, we’ll hang ourselves if given enough rope. Rebekah Campbell of the New York Times observed,

A study by the University of Massachusetts found that 60 percent of adults could not have a 10-minute conversation without lying at least once. The same study found that 40 percent of people lie on their resumes and a whopping 90 percent of those looking for a date online lie on their profiles.

Most people lie about little things to make them look good. People lie to stave off the consequences of making a mistake, to buy more time or to spare someone’s feelings. Their hearts may be in the right place, but they are still telling lies.

Telling lies is the No. 1 reason entrepreneurs fail. Not because telling lies makes you a bad person but because the act of lying plucks you from the present, preventing you from facing what is really going on in your world. Every time you overreport a metric, underreport a cost, are less than honest with a client or a member of your team, you create a false reality and you start living in it.

Idea for Impact: Stop Living in a World of Illusions

Live in the world of reality, not in the world of how you perceive reality.

Realistic thinking is grounded in an honest appraisal of all facts and data and conditions in different situations. Realistic thinking affords a clear-headed and conscious thought and behavior.

The great undertaking in life is to discover reality—to be truly honest and transparent with yourself about everything.

The meditation master Kalu Rinpoche wrote in The Dharma: That Illuminates All Beings Impartially Like the Light of the Sun and Moon (1986,)

You live in illusion, and the appearance of things.
There is a reality, but you do not know this.
When you understand this, you will see that you are nothing.
And being nothing, you are everything.
That is all.

Social-Media Impose “Censorship” Through Recommendions and Filters

Google, Facebook, Amazon, and other media companies have built unbelievably powerful tools for collecting and organizing personal data. They’re developing and perfecting algorithms that track your activities and accumulate repositories of seemingly-trivial social media data.

They know whom you hang out with and what you like. And they can make extraordinarily good deductions about your demographics, social influences, political partisanship, social and economic preferences, and everything else. They’re influencing not just what content you see, but also which sites you visit in the first place.

These companies’ intentions are modest enough: to feed you the news you’re likely to want and to expose you to the kind of products and services you’re likely to respond to. The pages you’re shown are tailored for who you are, where you live, whom you interact with, and what you’ve previously clicked on.

The purveyors of the internet make money from advertising and paid subscriptions. Their goal is stickiness: they need traffic to thrive and prosper. Their success depends on their ability to draw you, keep you longer, and persuade you to return before you choose to leave.

Recommender systems have an enormous influence on the discourse you’re exposed to.

There’s a dangerous consequence here. What you should realize is that Google, Facebook, and Amazon have become gatekeepers of everything you see on the internet. Their content filtering and recommender systems are substituting editorial judgment. They’re not neutral and, given their economic objectives, often serve to amplify your biases.

The problem with filtering and recommender systems is that everybody likes them. The content you’re fed with is, in a sense, an endless stream of affirmations that you’re right—you’ll see more of what you’re interested in and associate with others who share your viewpoints. The consensus view is reinforced—the world seems to agree with you. Everything feels more normal!

On a broader scale, as people converge to likeminded people in virtual neighborhoods, you tend to operate in an intellectual bubble. Left to all these devices of today’s information-consumption patterns, much of your opinions and judgments are subjective, imprecise, incomplete, narrow-minded, or utterly unapprised.

All this has made it difficult for you to seek out contrasting views even if you feel so disposed. When you do venture out, all you’ll see are trolls who get offended by the slightest of disagreements—any attempt to challenge their beliefs is taken as a grievous insult. These trolls resort to bumper sticker-rhetoric, name-calling, demeaning attacks, and ill-informed declarations.

Idea for Impact: There’s Great Value in Listening Carefully and Charitably to Ideological Opponents.

Reach out. Consider alternative world-views that may cause you to philosophize differently. Find well-intentioned, respectful people who can challenge your viewpoints. Associate with ideological challengers who can help you improve your understanding of conflicting perspectives.

In On Being Certain: Believing You Are Right Even When You’re Not (2008,) neurologist and author Robert Burton argues that certainty is an emotion just like anger, passion, or sorrow. Once you develop a “that’s right” disposition about a subject matter, your brain subconsciously protects you from wasting its processing effort on problems for which it has already found a solution that you believe is good enough, and is continuously reinforced. In other words, your cerebral laziness could subconsciously lead you to “do less” by simply embracing a cast-iron certainty rather than re-examining your assumptions.

Don’t be lazy. Doggedly examine your biases and prejudices.

How to Gain Empathic Insight during a Conflict

One simple starting point for finding common ground during a conflict is to ask, “what if the others’ perspectives were true?”

When others tell you something that you don’t agree with, just suspend disbelief for a moment.

Imagine what it is to be like them.

Think, “what if the others’ perspectives are true.”

What would that mean to you?

What would that mean in the context of your shared interests?

How would that change your perspective on your own opinion?

Putting yourself in the other person’s shoes can help you identify how they’re feeling and why they’re feeling that way. This makes it easier to take the big vital step: treating them with empathy and compassion. Suddenly, the conflict is less personal—it’s not about you or them.

Idea for Impact: We human beings are not transformed as much by statistics and facts as we are by stories. When there are two alternative viewpoints of one story, being open-minded, listening honestly, and identifying the other through their stories could be really transformative. It changes the conversation. It helps you move forward and seek solutions that are favorable to both sides.

Howard Gardner’s Five Minds for the Future // Books in Brief

In Five Minds for the Future (2006,) developmental psychologist Howard Gardner argues that succeeding in a rapidly evolving world requires five proficiencies:

  • The Disciplinary Mind: “Individuals without one or more disciplines will not be able to succeed at any demanding workplace and will be restricted to menial tasks.”
  • The Synthesizing Mind: “Individuals without synthesizing capabilities will be overwhelmed by information and unable to make judicious decisions about personal or professional matters.”
  • The Creating Mind: “Individuals without creating capacities will be replaced by computers and will drive away those who have the creative spark.”
  • The Respectful Mind: “Individuals without respect will not be worthy of respect by others and will poison the workplace and the commons.”
  • The Ethical Mind: “Individuals without ethics will yield a world devoid of decent workers and responsible citizens: none of us will want to live on that desolate planet.”

Gardner is best known for his work on multiple intelligences—the theory that cast serious doubts about the simplistic concept of a “single” intelligence, measurable by something like IQ. Gardner’s notion that “there is more than one way to learn” has transformed education in the U.S. and around the world.

Recommendation: Speed-read Five Minds for the Future. Written through the lens of a skills-development policymaker, Gardner’s theses and prescriptions aren’t ground-breaking but make for thoughtful reflection. Complement with Gardner’s The Unschooled Mind (1991; summary.)
