Crises call for constant, candid communication

As the current crises at Toyota and BP highlight, how you respond to a problem or crisis is the ultimate test of your leadership character. Knowing how to step up your communications efforts to the right levels during disorder can be a powerful tool in managing a crisis. Here are seven key lessons for communicating during crises.

  • Crises call for constant, candid communication Be visible. Communicate and lead from the front. In a crisis, your key constituencies (your board, management, team, government, or the public) insist on hearing from the leader. Stay engaged and maintain consistency of purpose and action. Keep all the lines of communication open.
  • Communicate in real-time and explain your position. If you do not communicate frequently with your key constituents, somebody else will. In the absence of information, people will develop their own perceptions of the problem and its implications. Keeping your constituencies well informed diffuses many suspicions and uncertainties.
  • Be transparent and forthright right from the beginning. Face the realities of the problem and its potential consequences. Acknowledge what you know about the problem or crisis and go into detail about what steps you are taking in response. Proactive communication is reassuring and prevents perceptions of negligence and evasion from becoming realities.
  • Research thoroughly the challenges you face and your options for remedial actions. Be prepared to describe everything that matters at each moment. Carefully administer your communication plan with due consideration to possible litigations and penalties.
  • Be objective and calm. Avoid engaging in finger pointing and playing pass-the-parcel. Avoid criticizing and discrediting the victims or critics. Continuously verbalize empathy and responsibility, and announce plans for early resolutions and restitution.
  • Remember that your attitude sets the tone for the rest of your organization. If you take a defensive position, play victim or engage in finger pointing, the rest of your organization will react the same way. Through your communications, set a positive tone to build confidence within your organization and promote constructive responses.
  • As soon as the crisis dissolves, research and communicate opportunities to make fundamental changes to improve your organization. Reiterate your core values and missions. Revamp internal practices as necessary and follow through on all initiatives to rebuild your credibility. Consider organizational changes and new processes for managing future crises.

For over four decades, employers have offered telecommuting and other flexible work arrangements to boost employee morale, promote work-life balance, and retain skilled workers. In spite of the ubiquity of electronic communication and accessibility to travel, a growing body of research has shown that it is significantly harder to build and maintain social relationships electronically than it is in person.

  • In the 1960s, Hewlett-Packard (HP) pioneered flexible work arrangements as part of its legendary “HP Way” culture. However, in year 2006, HP surprised employees and the HR industry by deciding to cutback telecommuting in one of its divisions to encourage employee interactivity, promote teamwork, and enable skilled workers to train the less-experienced employees.
  • A few years ago, an internal IBM study revealed that when teams went more than three days without a meeting, their happiness and productivity suffered. This promoted the “Making IBM Feel Small” initiative to promote face-to-face contact among its employees.

It’s important of show up and be “there”

Telecommuting - The importance of being 'there' Getting management to recognize you for your achievements and consider you for promotions and leadership positions has never been more challenging, especially at large companies. As I have mentioned in my previous articles, career success is no more about “who you know,” but rather about “who knows you” and what they know about you. Earning this recognition begins by showing up, “being there” and acting the part of a dedicated, enthusiastic employee.

Look, companies rarely promote employees who are not around to solve challenges and slug it out during tough times. For those of you who wish to graduate from individual contributor roles and get promoted to team-leader or management positions, telecommuting comes with a cost — reduced face time with your peers, management, and customers, and diminished opportunities to foster your management’s trust in your abilities. Therefore, telecommuting can be an impediment to climbing the corporate ladder.

[Swearing, Profanity] Mind Your Language

Do not allow swearing in the workplace

Last week, Time Magazine discussed research that suggests that using curse words can help cope with physical pain. This reminds me of a 2007 research that implies that regular swearing helps employees better express their feelings in stressful circumstances and boosts team morale.

Such research is misleading in that the findings may be perceived as approving of profanity at work. As work environments have become more laid-back over the years, swearing is more commonplace than in the past, especially in blue-collar environments and certain other workplace cultures.

Harry S. Dennis III of The Executive Committee (TEC) in Wisconsin and Michigan explores two bases for the tolerance of profanity in workplaces.

  • The laid-back we-are-all-in-this-together culture is almost like a fraternity environment. The use of profanity somehow communicates a symbolic unity. Employees believe that their degree of comfort with one another means it’s OK to let down their guard. It becomes a casual exchange and falsely suggests a degree of communication intimacy.
  • In the hard-driving aggressive environment, employees use profanity to communicate urgency, a need for action. Most swear words are one syllable, so they carry a bullet-like impact and light a fire under the butt of the person on the receiving end so they get the job done. It is, in fact, a terrible negative motivator.

Swearing and Profanity: Mind Your Language

Bill Gates and Steve Ballmer at Microsoft, Bob Nardelli at Home Depot, Carol Betz at Yahoo! and other executives are reported to have cussed at work. When leaders and managers swear without restraint to express annoyance at an employee, colleague, competitor, customer or circumstance, the message they convey to their organizations is that profanity is acceptable. This is akin to potty-mouthed parents hinting that it is probably OK for their watchful kids to use curse words.

Swearing and poor language is not acceptable in any professional setting. Swearing is dysfunctional to the cohesiveness of teams. Many employees find use of expletives as discourteous and quickly lose respect for those using profane language. Managers’ abusive management style can quickly intimidate employees who may hesitate to speak out.

Bad language is unacceptable behavior. Organizations should require that employees exercise common sense and avoid using colorful language. HR must deal with issues of swearing in the workplace as they occur and institute disciplinary procedures to prevent charges of workplace bullying, abuse or discrimination. Leaders and managers should curb their own language and comply privately and publicly. Employees, even high-performing ones, who repeatedly disregard such requirements and undermine the trust and morale of workplace environments must go openly.

Systems Thinking -- Problem Solving Skills Traditional methods of problem analysis concentrate on dividing problems into smaller, more comprehensible components. The drawback of understanding isolated or unrelated elements, functions, and events is that the effects of changes to one element on other elements of the whole are rarely considered.

In contrast, the discipline of Systems Thinking emphasizes analyzing the whole in terms of interrelationships of its elements. Examining structures, relationships, and outcomes facilitates taking into account any secondary consequences of decisions and actions pertaining individual elements.

We work in increasingly connected organizations where an event that affects one part of an organization is likely to have a meaningful effect–in the short-term or the long-term–on another part of the organization. The discipline of Systems Thinking enables us to develop a broader, holistic perspective of problems and opportunities in businesses and make effective decisions.

‘For Wall Street Workers, Ax Falls Quietly’

Last month, the New York Times reported about ’stealth’ layoffs in the financial services industry. The story refers to a trend of Wall Street firms downsizing their workforces by laying people off without formal announcements. It appears that, at these firms, managements rarely discuss layoffs in meetings or formal communications to preclude negative publicity. As a result, employees cannot easily identify what divisions are targeted for layoffs or whether they’ll stay or go.

Here are excerpts from the “For Wall Street Workers, Ax Falls Quietly” story.

  • Some bosses hardly say a word after people are fired. At Citigroup, Goldman Sachs and Morgan Stanley, for example, the first clue that someone is gone can be e-mail messages that are returned to senders from a former colleague’s inactivated corporate address.
  • Some Lehman Brothers investment bankers found out their jobs were in peril when they saw cardboard boxes and dumpster bins in the hallways in March.
  • And when Bank of America dismissed some bankers recently, it told them that their annual bonuses had been almost wiped out and that their personal belongings would arrive in the mail.
  • “Nobody knows who is coming in; nobody knows who is going out,” said JoAnne Kennedy, who was laid off by JPMorgan Chase this year. “They want to keep it all as quiet as possible.” In January, when Ms. Kennedy was temporarily out of the office at JPMorgan because of surgery, her boss called to say her job had been eliminated. She did not return to her office and ended up asking the bank to send her the photos of her son that she kept on her desk. [Note: Reorganized]

Impending Layoffs Initiate Distraction and Poor Employee Morale

Under present circumstances, Wall Street firms can justify downsizing their workforce. Still, the trend of ’stealth’ layoffs amounts to unfair treatment of employees. Ironically, it is likely that these very companies publicly pride themselves on the talent of their workforce and boast “our people are our most important assets” in annual reports.

The practice of ’stealth’ layoffs establishes an environment of mistrust and apprehension. Employees cannot focus on their work, speculate on ‘who is next,’ and prepare themselves for a potential dismissal. Employees may even hesitate to take vacations for fear of returning to a dismissal. The end result is poor morale and possible defections of talented people to competing firms.

Layoffs are Never Easy

Dismissals, Layoffs, Downsizing Often, business decisions entail some pain. Layoffs are never easy—for executives of a large organization facing the need to downsize by thousands or for a manager trying to dismiss one of his/her employees. Habitually, managers dread the prospect of facing employees being dismissed. Formal top-to-bottom communication and candid conversations with affected employees are obligations of the management. Employees being dismissed rightfully deserve to hear a respectful and honest assessment of the reasons for layoffs. They merit an offer for support through the transition and in pursuing employment elsewhere. This is the essence of true corporate character.

Through their “handicap,” deaf people develop certain communication skills more thoroughly than most hearing people, which make them uncommonly effective at getting their point across. When they interact with one another, deaf people act in ways that let them communicate more rapidly and accurately than hearing people.

To improve your “hearing,” consider some of these lessons from our experiences and training sessions.

  1. Effective Communication » Paying Attention Do not take notes. You will be more present in the interaction and you can concentrate more. And the more you do it, the better you remember.
  2. Don’t interrupt. A deaf person ensures that he or she first understands the other speaker before trying to be understood. Try this the next time you’re in a business discussion, ideally one in which there’s some tension — let the other person finish what he or she has to say, then silently count to three before responding.
  3. Say what you mean, as simply as possible. Deaf people are direct. They reveal not only their thoughts, but also their feelings, both positive and negative, more clearly than hearing people do, as they express them with their whole bodies. Similarly, the deaf are often far better than hearing people at finding the most economical way to convey their message.
  4. When you don’t understand something, ask. Deaf people feel completely at ease saying “I don’t know” or “I don’t understand.” Those of us with hearing aren’t nearly as willing to admit confusion or lack of comprehension. We often sit silently in meetings while our colleagues use acronyms or technical jargon we don’t grasp because we think asking for clarification is a sign of weakness.
  5. Stay focused. The deaf cut themselves off from any distractions, they don’t multitask, and they focus their attention entirely on the conversation.

Overall, the most inspiring thing about communication with deaf people — and the behavior most worth emulating — is their incredibly strong desire to exchange information efficiently and without adornment.

When I discuss such desired behaviors in my seminars or during one-on-one coaching sessions, I can sense my audience negligently declaring, “I know that.” My response is usually along the lines of “Sure, you know that. And, tell me how and where do you apply these ideas in your everyday interactions?”

Respect for Employees: Cases from RadioShack and Northwest Airlines

Lisa Haneberg wrote about RadioShack [RSE] laying off 400 workers and informing them of the decision via email. Lisa’s Management Craft blog article records her thoughts on this choice.

Human resources… People are not just resources like computer systems and Post It notes. Our employees, all of them, even the underperforming ones who ought to be let go, are our partners. They are our business family. Even when it is the right thing to do to let someone go, we need to remember that they are important partners. How we leave a relationship is just as important as how we enter into it.

‘101 Ways to Save Money’

Northwest Airlines terminal at Detroit Metropolitan AirportThis reminds me of another instance of careless mistakes at Northwest Airlines. The company, currently operating under Chapter 11 bankruptcy protection, is considering additional layoffs and pay cuts for employees.

A few weeks ago, a booklet distributed to likely-to-be-laid-off ground workers is reported to have advised them on saving money: “don’t be shy about pulling something you like out of the trash” and “take a date for a walk along the beach or in the woods” along with more sensible tips like “brown bag your lunch” and “refinance your mortgage.” See the full list of ‘101 Ways to Save Money’ here.

Irrespective of the organizational and financial state of the company, including tips such as the above in employee communication is careless, insensitive and insulting to the dignity of the workers, especially when they are candidates for potential layoffs. An appropriate supervisory review of this publication prior to release could have easily avoided the bad publicity and ill will that this incident generated.

Respect for Employees, Employee MoraleAs alluded to every year in Fortune magazine’s ranking of the ‘best companies to work for’ in America, employees’ attitudes towards their organizations have a profound effect on the performance of companies. Further, better performance leads to higher morale among the employees; this results in a virtuous cycle of company performance and employee morale. The primary means of achieving high employee morale is by co-creating a corporate culture that instills a sense of ownership through empowerment, trust and fair treatment, by instilling pride for personal and organizational achievements and by providing adequate opportunities for personal and career growth.
